162: How to nail leading a team outside your area of expertise21 Jan 202500:11:40

Ever found yourself managing a team where you don't have direct experience in their field? I've been there, and I know how nerve-wracking it can be.  In Episode 162 of Managing Made Simple, I'm sharing one of the biggest mistakes I see managers make in this situation: downplaying their own expertise.

It might seem humble, but trust me, this can seriously backfire. Your team needs a confident leader, someone who can guide them and provide support.

I'll share some practical tips on how to effectively lead a team outside your area of expertise, including how to acknowledge your limitations without diminishing your value, how to leverage your strengths, and how to be a connector who gets your team the support they need.  Plus, I'll share a personal story about the time I had to manage an engineer (with zero engineering background!) and what I learned from that experience.

🎙️ Key Takeaways:

[0:00] Intro: The challenge of managing outside your expertise.
[1:17] The common mistake managers make in this situation.
[3:25] How to lead with humility and credibility.
[6:05] A personal story of managing an engineer as a program manager.
[9:45] Final tips for building trust and confidence as a leader.

161: The real reason people are quitting your team... and how to stop it14 Jan 202500:11:42

Ever had a boss who made you dread coming to work? It happens more than we like to admit. But here’s the good news: Being a great manager isn’t about being perfect. It’s about creating an environment where your team feels supported, valued, and motivated to give their best.

In Episode 161 of Managing Made Simple, I’m sharing three habits that can unknowingly push team members away—and how to turn them into strategies that build trust, engagement, and retention:

  1. Doing instead of delegating: Learn how to empower your team by letting go of control.
  2. Telling instead of asking: Build trust and accountability through thoughtful questions.
  3. Criticizing instead of recognizing: Discover why frequent appreciation leads to stronger, more confident teams.

These small shifts can make a big difference in how your team sees you—and how they show up every day.

Key takeaways from this episode:
[0:00] Intro: Why people leave managers, not jobs
[1:30] Doing instead of delegating: How to let go and empower your team
[4:50] Telling instead of asking: The art of coaching and thoughtful questions
[7:20] Criticizing instead of recognizing: Why appreciation is essential for growth

In this episode of Managing Made Simple, I share three steps to empowering a problem solving mindset on your team, so that your team members step up proactively and creatively when they encounter an issue. Making this shift on your team is game changing, not only does it free up more of your time to focus on the bigger picture, it creates a stronger sense of accountability and ownership.

057: The most important question to ask before giving feedback11 Jul 202300:11:44

It's hard to find a topic more fraught than 'feedback' when it comes to the workplace. Why? Because it brings up all sorts of feelings about not being good enough, feeling misunderstood, even having new things to have to focus on that we didn't have the time or energy for. The result is both the feedback giver and receiver dreads the conversation, and neither really got what they needed from it.

But one of the biggest reasons it can be so contentious is that we're not really that good at doing it. That changes today. In this episode of Managing Made Simple, I share the game changing question to ask yourself before giving feedback. This question will anchor the conversation in something you are both on the same page on, resulting in a more productive and effective conversation.

If feedback is a topic your team struggles with, let me know. This is one of my favorite topics to support teams with because when we get it right, it's transformational. Reach out at hello@liagarvin.com and let's talk about where your team is getting stuck and how I might be able to support.

054: What to solve for BEFORE we start the RTO conversation27 Jun 202300:17:03

For many workplaces right now, the issue of the moment is RTO - and as with most complicated issues, there is no one size fits all solution.

But what I'm seeing more and more right now is an effort to solve challenges that exist on teams through bringing people together, without solving the issues at the core. And when we do that, it doesn't matter if we return to a five-days 40-hours a week in office, those issues will still exist.

In this episode, I talk about three themes we're often trying to solve through RTO, and how to address these FIRST, before talking about when and how frequently to come together.

There's a good chance you're missing the MOST important step in holding your teams accountable. Most managers are.

Key Topics Covered:

052: Setting expectations isn’t just telling people what to do 20 Jun 202300:10:08

We've all been there - we were super specific on what we wanted our team to do, and then some time goes by and the thing doesn't get done. When this happens, it's not a moment to ask what they are doing wrong, it's a moment to check in with ourselves as a leader about how we could have been more clear. We've gotta clean up our own house first.

In this episode I share three simple questions to ask ourselves when an expectation isn't being met to set our teams up for success on delivering on the expectation. Make this subtle shift and you'll things get done faster and better, and everyone is a whole lot less frustrated. Winning!

It's often the little things that add up over time that make us great managers and leaders, and the difference between good and great managers often comes down to how intentional we are into bringing clarity and transparency into how we communicate.

In this episode, I'm joined by Kristen Hartley, Learning & Development leader at Workday, where we dive deep into two of the most important topics for managers of any sized team (and my two favorite things to talk about), how to set expectations and paint success and how to make feedback a two way street and ask for feedback effectively. In this episode I talk about the importance of asking our team members for feedback, and share a simple three-step framework for shaping the conversation. It will make it easier and works even if you totally disagree with the feedback someone gives you.

037: How to stop yourself from problem solving09 May 202300:09:05

As managers, we're trained problem solvers, making it oh so tempting to jump in with solutions when a team member is stuck or needs help.

The problem is, when we jump in too quickly, we prevent our team member from learning from a setback, trusting themselves solve problems, or bringing their own creative ideas to a situation.

In this episode we talk about how to stop ourselves from problem solving as managers and what to do instead.

034: Three ways to build more inclusive teams (Inclusion is more than a happy hour)02 May 202300:14:14

One of the most common things I hear from managers is that you want to build an inclusive team, you know it's important, but... you don't quite know how to do it.

In this episode, I share 3 concrete "must do's" for having an inclusive team, with specific examples of how to bring these to life so that you create an environment where not only people feel like they can make a meaningful impact on their teams, they also want to stick around for the happy hours.

Based on one of my most popular workshops and LinkedIn learning course that hit over 20k listeners, this episode is one you're gonna want to bookmark and come back to, whether you're a manager in the corporate word, running a startup, or a small business owner.

033: Sunday Scaries - What to do when motivation is low on your team30 Apr 202300:07:44

When motivation is low and it feels like our team members aren't bought in, it can make us dread managing because we worry that this lack of motivation is going to slow things down or potentially result in losing team members. The good news is, this can be a moment to reignite a sense of purpose in your team members, which can shift people's mindset from disengaged and job searching to being so freakin excited about working on your team or in your company.

In today's Sunday Scaries episode, I talk about how to make this shift.

030: Sunday Scaries - How to give feedback to your own overbearing manager23 Apr 202300:08:58

Thought feedback was hard enough when you have to give it to your team members? How about giving it to your own manager or to an executive in your management chain? Thanks but no thanks? Same.

This is something that can make us start to sweat just thinking about it, but fear not, because In this episode I share a 5-step framework for delivering feedback up the chain.

And for business owners or founders who do not have a management chain, I encourage you to think about how you can apply this 5-step framework to giving feedback to yourself about how a situation or conversation went.

Give the framework a try, and I assure you it will set you up so much better than if you just wing it.

028: How to give positive feedback effectively18 Apr 202300:10:03

Today we're making feedback a lot more fun!

I promised we'd be talking about feedback a lot on this show ;)

Why? Because feedback is one of the most important skills for managers, but more than that, because feedback needs a rebrand.

Feedback is such a tough issue because we tend to think of it as all of the bad stuff - the things we did wrong or messed up.

But that's not actually what feedback is - feedback is information about how we're being perceived, GOOD or BAD - and when we start to support our teams in reframing feedback from criticism to information, we start to build more comfort talking about feedback as a whole.

And this episode talks all about how to effectively give positive feedback to bring more safety to the conversation around feedback, motivate your team, and reinforce the great behaviors you want to see more of.

As if all of the work on your plate wasn't enough.... now two of your team members are in a conflict and now you have to deal with it. It's tough and it can trigger those Sunday Scaries, or let's face it, everyday scaries.

In this episode, I share three strategies for supporting your team members through a conflict:
- Helping them establish a common ground
- Not taking sides
- Holding them accountable to having a plan for how to move forward
