When you're the one who's supposed to have the answers, drowning doesn't look like stopping. It looks like working harder.This week's three lightbulbs come from a 1:1 coaching session, a Ministry of Justice workshop on time management and prioritisation, and a one-to-one on the EYE Blueprint programme. Different contexts, one thread: knowing yourself is the work underneath all the other work.This week's 3 lightbulbs:Lightbulb 1: You're drowning and still trying to rescue everyone else.A client came to session in total legitimate overwhelm. New hire, live disciplinary, backlog of work, a team that can't carry much. Still showing up, still trying to hold everyone else up, still trying to swim their way out. The problem isn't the effort. The problem is that effort alone isn't going to stop this from happening again. The answer isn't longer hours or weekend working. It's getting upstream. Working out what absolutely has to be done, then stepping away from business as usual long enough to put something in place that makes the water shallower, or the team stronger swimmers. Both if possible.Lightbulb 2: A protected time block without a clear purpose is still reactive. Just with better boundaries.Ministry of Justice workshop this week on time management and prioritisation. Leaders in a role where the plan at 8am is on version D by lunchtime. The conversation landed on something worth sharing: protecting the time is step one. Knowing what goes in it is step two. Most people stop at step one. A recurring block that gets moved, ignored, or filled with whatever's most urgent isn't protected time. It's a placeholder. When you're clear on what the time is actually for, before you get anywhere near it, the boundary becomes easy to hold because you know exactly what you're saying no to when someone asks you to move it.Lightbulb 3: Your values show up in how you react, not how you reflect.Working through the EYE Blueprint decision-making module with a client this week. Values came up, as they always do. This client had tried values work before on a previous course and got nowhere. The language just didn't land. So we changed the approach. Instead of asking what their values were, we looked at something that had recently pushed their buttons at work, something that bothered them in a way it didn't seem to bother anyone else. From there, the values were immediately clear. They were already there in the reaction, in the frustration, in the decision they'd made and the way they'd chosen to move through it. When we took the word values out and replaced it with principles and standards, everything clicked. The framework was never the problem. The word was. And as a leader, that matters for your team too: when something lands differently for one person than the rest of the group, the answer is almost always in what they value, even if they'd never call it that.Before you go, which one landed? No is a complete sentence, social media tells us. For most leaders, it's not that simple. And that's not a weakness, it's a values problem dressed up as a confidence problem.This week's three lightbulbs come from a group programme call, a 1:1 coaching session, and the week my business turns nine. Different challenges, same thread: the habits we've built around what good leadership looks like are often the exact habits keeping us stuck.This week's 3 lightbulbs:Lightbulb 1: No isn't the only way to say no.Most leaders who struggle to say no aren't short on backbone. They're stuck thinking no only comes in one version, and that version feels like a rejection. It doesn't have to. No, not me. No, not now. No, not like that. No, full stop. When you realise no is a negotiation rather than a hard pushback, it stops feeling like letting someone down and starts feeling like joint problem-solving. And it's far more likely to actually happen.Lightbulb 2: Great leaders come up with solutions. The best leaders don't have to be the ones who apply them.If you came into leadership through being a great problem solver, the moment you see the fix you'll want to implement it yourself. That's not a character flaw, it's a habit the brain has learned to reward. But at leadership level, solving it yourself keeps both you and your team stuck. The moment you notice you already know the answer is the exact moment to pause, hand it over, and let your team build the capability to apply it. The 4P Reset: pause, prioritise what's actually needed, proceed with purpose.Lightbulb 3: You can take responsibility without taking it personally.Some stakeholders are always going to want more, another question, another clarification, another layer of detail. That's not a reflection of your work. It's their pattern. Imagine cooking a meal, seasoning it perfectly, and someone adds salt before they've even tasted it. That's not feedback on the food. That's information about them. Taking responsibility looks like: here's what I'll do to clarify, here's how I'll give them confidence, here's my audit trail. Taking it personally looks like: maybe I'm not good enough for this. Those are two completely different responses to the same situation. Only one of them is useful.One thread through all three: so much of reactive leadership isn't about not knowing what to do. Most leaders solve the same problem a hundred times. Not because they're not trying, but because they keep fixing the symptom and never touching the root cause.This week's three lightbulbs come from a 1:1 coaching session and a communication and confidence workshop delivered in person. Two very different contexts, one thread: the gap between knowing what needs to change and actually changing it.This week's 3 lightbulbs:Lightbulb 1: If you're the answer to every question, you haven't built a team. You've built a bottleneck.A leader came to session frustrated that her team was sending everything to her inbox to be allocated out. She'd been forwarding it on, a quick fix, repeated endlessly. The real problem wasn't the emails. Nobody on the team knew who the actual point of contact was for each type of issue. One simple, visible contact list stopped the problem reaching her desk at all. Your role as a leader isn't to solve the problem in the moment. It's to design the system that stops it arriving in the first place.Lightbulb 2: "I will speak up more" is an intention. "I will ask my manager for clarity on my priorities by Friday" is a commitment.At the end of every workshop, the same well-meaning answers come up. Speak up more. Be more confident. Communicate better. These are intentions, not commitments, and intentions without specificity evaporate by Tuesday. The more specific a commitment is, what, with whom, by when, the more likely it is to produce actual behaviour change. Vague feels like progress. Specific is progress.Lightbulb 3: Confidence is not fixed. It's a cycle. And silence is what keeps it stuck.Confidence isn't a personality trait you either have or don't. It's a cycle: beliefs drive behaviours, behaviours drive actions, actions create results, results reinforce beliefs. You can interrupt it at any point. But silence quietly reinforces the belief that your voice doesn't matter, which makes it harder to speak up next time. Staying quiet feels safe. It isn't. Courage comes before confidence. The action comes first, and the belief catches up.One thread through all three: the gap between where you are and where you want to be as a leader is almost never an information problem. You already know what needs to change. The question is whether you're willing to fix the system, make the commitment specific enough to be real, and act before you feel ready.Before you go, which one landed? Busyness isn't the same as value. Availability isn't the same as safety. And saying yes to a meeting invite isn't the same as a decision. One thread running through all of them: the habits that feel like hard work are often just identity protection dressed up as leadership. This week's 3 lightbulbs: Lightbulb 1: Busyness is not the same as value.Two clients this week said versions of the same thing. One thrives on having loads on and couldn't remember the last time they'd sat and done nothing. The other equates being involved with things going well, traced to a specific past experience of being left out of a decision. Same root, different story: reactive leaders often build their sense of worth on being needed, not on being effective. And the habits that feel like diligence are often just old protection dressed up as professionalism. Lightbulb 2: You are not the first point of contact. And yes is not the only answer to a meeting invite.Harvard research shows reducing meetings by 40% has a significant positive impact on autonomy, wellbeing, and productivity. But the problem isn't just volume. It's that most leaders accept meeting invites by default, reactively, without interrogating whether they need to be in the room at all. Three questions to run every invite through before you say yes: why is this meeting happening, why specifically do they need you there, and what do you need to bring? If you can't answer all three, that's your answer. Lightbulb 3: Stop asking will this work. Ask what's the worst that happens — and what prevents it.A client this week was stuck in a decision loop. Pro/con lists weren't cutting through. What broke it was the perimortem: roll the clock forward 12 months to the worst possible outcome, then reverse-engineer today's decision from there. It's the difference between hoping to avoid disaster and building the plan that prevents it. Leadership decisions are both logical and emotional, and sometimes flipping the question is the only way to move.One thread through all three: intentional leadership isn't about doing more. What we believe to be true about our priorities, our team, and our responsibilities shapes everything about how we lead.This week's 3 lightbulbs:Lightbulb 1: Is it a rock, or does it just feel like one?A client said everything in their working week felt like a rock, nothing could be a pebble or sand. One coaching question shifted everything: is that fact, or is that feeling? When everything feels equally urgent and equally important, the root cause is almost never about workload. It's about what we're afraid will happen if we put something down.Lightbulb 2: If your team keeps coming to you for everything, the question is why.There's a difference between a team that can't and a team that doesn't feel they can, hasn't been given the chance to, or doesn't yet trust their own decisions. Every time you fix it for them, you train them to come back for the fix. The better question isn't "what's the answer?" It's "is this a knowledge gap, a skills gap, or a confidence gap?" Because each one has a very different solution.Lightbulb 3: When glass balls get redistributed, who checks the new person can hold them?When someone leaves a team, their responsibilities get picked up by others. But capability and capacity aren't the same thing, and wanting the opportunity and being ready for it aren't either. Your role as a leader isn't just to hand the ball off. I'm back. Five days fully logged off, and this week's three lightbulbs come straight from the room in Marrakesh, not a coaching session.I've spent the last two years delivering a leadership programme for an organisation called BKR EMEA, and this conference marked the final in-person workshop before the next cohort starts in September. Two lightbulbs come from that room. The third is me walking my own talk on switching off completely, with no team behind me to catch anything.This week's 3 lightbulbs:Lightbulb 1: "Do we know, or are we assuming? Because if we're assuming, we don't know."A participant said this mid-discussion during a scenario exercise, and the whole table stopped. No framework, no process. Just a pattern interrupt that forces the pause, reactive leaders skip. The question that shifts a room from quick answers to actually checking what they know.Lightbulb 2: "Who has influenced your journey?"Asked as a reflection question and answered on flip charts and Post-its. None of the answers was about a skill or a model being taught. Every single one was "I saw someone do this, and it gave me permission to try it myself." That's the thing, a group programme gives you that a manual never can.Lightbulb 3: Walking the talk on The Big Week OffNo team, no VA, no one to catch what fell. So I made very clear boundary lines before I went: check emails once in the morning on specific days only, delete the apps off my phone, out of office on, and clients were told in advance. Nothing urgent came in. The wheels didn't fall off. And by day three, with a clear headspace, the ideas started coming back, including a free challenge launching in a couple of weeks.One thread through all three: intentional leadership shows up in a scenario room, in what you notice about other people, and in whether you can actually switch off when it matters.Before you go, which one landed for you? 8 hours a week back. From two alarms on a phone. No new framework. No productivity system. Just getting upstream of the problem instead of being caught in it.In this episode I'm sharing 3 lightbulbs from the final week of the EYE Blueprint programme and a 1:1 session — proof that the work works, what happens when a belief that isn't even true runs the show, and the difference between a framework you understand and one that's in your DNA.This week's 3 lightbulbs:Lightbulb 1: 8 hours a week. From one alarm.One participant's biggest lightbulb moment over 8 weeks wasn't a framework or a module. It was two alarms on her phone. One 45 minutes before the end of her working day. One 5 minutes before. 8 hours a week back. 400 hours a year. That's The Big Week Off times ten.Lightbulb 2: The belief that was running the show — and it wasn't even true.A client had been avoiding performance feedback conversations since a difficult past experience. Her brain had filed it as: when I give feedback, it goes wrong. But the belief had been formed entirely by people who never intended to act on it — and had been quietly costing every conversation since, including the ones with people who absolutely would respond. It's not a you problem.Lightbulb 3: The tools only work if you actually use them.8 weeks in. A lot of frameworks. A lot of moments of recognition. One participant put it plainly: for it to work, it has to almost be in my DNA. The gap between knowing something and it changing how you lead isn't information. It's repetition. The things you avoid as a leader are the exact things keeping you and your team stuck.In this episode I'm sharing three lightbulb moments from two weeks of client work and community workshops about the dependency patterns you've created, the urgency that isn't actually urgent, and the feedback you're avoiding.We're exploring:→ You've trained your team to need you, not to be independent (every time you solve it for them, check it, or rescue them, you're teaching them to bring it to you - the dependency isn't a team problem, it's a leadership pattern - can't take a week off if your team can't operate without you)→ Most of what lands on your desk as urgent isn't (other people's urgency gets handed to you - the cost isn't 10 minutes, it's never 10 minutes, it's half an hour minimum including context switch - before responding, ask: is this urgent for me, or urgent for them?)→ When you avoid feedback, it doesn't disappear, it snowballs (feedback is not a difficult conversation, avoiding it is - the gap builds and comes back as resentment, a formal process, or a resignation - more regular feedback makes everyone more comfortable, including you)The coaching question that changes everything: "What do you think?"Before you go, ask yourself: Which hit home? We're exploring: → The over-preparation paradox - when preparation becomes performance anxiety (don't trust you know it so you over-prepare, memorise, script everything - fear disguised as preparation, undermines the confidence you're trying to build) → Good enough vs perfect - the decision that's been sitting there for months (decisions sitting for weeks creating paralysis, stress, mental load - perfectionism disguised as thoroughness, define "good enough" and move forward) → When your brain's security system overfires - the amygdala paradox (doesn't distinguish past/present/future threats, scans for risks constantly - experienced danger before means security system more sensitive, helpful in one context becomes unhelpful in another) Good enough isn't failure. In this episode, I'm sharing three lightbulb moments from workshops and conversations this week about performance management, accountability, and building confident teams through psychological safety. We're exploring: → The informal chat before the formal meeting - when to use each (before the formal performance meeting, try the coffee chat to explore underlying issues without pressure of official process - but document everything, even informal chats get logged, create the audit trail now) → Ask them to create their own solution - why accountability increases when people design their own systems (when people create their own accountability system they're invested in making it work, co-created solutions stick because there's buy-in, imposed solutions get resisted because they feel like punishment) → Confidence is earned through action, not given - why psychological safety matters (create safe space for people to try things they haven't tried before, to start messy, to fail and use that as learning rather than punishment - that's where confidence gets built) If someone breaks a promise three times, the problem isn't the promise.
