The Observer Effect: How Awareness Shapes the Systems Coaching Process

In this conversation, Katie welcomes CRR Global co-founder Marita Fridjhon to the show to discuss the observer effect in systems coaching. Research in relational psychology and systems theory supports the idea that change arises in relationships, not in isolation. The observer effect reminds us that systems work- whether that be in a coaching session or group supervision- is a co-creative process. It is not just about analysing data, but about what becomes possible in the presence of mindful, attuned witnessing.

Jess is an ICF accredited systemic coach and facilitator in both private and not-for-profit sectors. Thrive sees supporting people and teams as just the starting point and believes that their transformation impacts the world beyond themselves.  Prior to her coaching career, Keiko played lacrosse for Japan in the world cup and went on to be the General Manager of Japan’s women’s U-19 team. As part of her ORSC certification journey, Keiko began using ORSC tools to coach the young lacrosse players, and also the wider systems that they were involved in.

In this episode Marita Fridjhon is deep-diving into the 5th and final principle of RSI: Relationship Systems are in a constant state of emergence, always in the process of expressing their potential.

This principle is critical to the phenomenon referred to as the speed of change. It signifies modern society’s increasingly shorter planning horizons and the required flexibility to embrace and navigate change effectively. Successful organizations are nimble and flexible in the face of shifting tides.

Most people are averse to change because they are afraid of the unknown or of losing the status quo. Even the word “change” itself often creates resistance. With RSI, the premise is to accept change as constant, natural and inevitable and to co-create with and from it. Leaders need to move away from the traditional unfreeze-change-freeze paradigm and encourage teams to embrace change as a natural and continuous evolution necessary for survival.

In this episode, Marita Fridjhon is deep-diving into the 4th principle of RSI: Relationship Systems Are Naturally Intelligent, Generative and Creative.

This principle allows us to view any change or disturbance as an ally while trusting the Team Entity’s resourcefulness to find its own answers. Conflict and chaos are seen as signals and messages by the Team Entity to co-create from- rather than react to- something new that is trying to happen. 

The more RSI a team has, the more collectively intelligent, generative and creative it can be, paving the way for increased performance. These Relationship System qualities remain present regardless of circumstances, even in disturbance and breakdown (like during a global pandemic).

Building on John Gottman’s research into couples they explore how to become more aware and ultimately reduce the amount of ‘toxins’ that show up in your relationship. The 4 Relationship Toxins are Defensiveness, Contempt, Stonewalling and Blaming. When used frequently, these toxic communication patterns are so lethal to human relationships that Dr. Gottman coined the term the “The Four Horsemen of the Apocalypse”.

This principle requires the biggest mental shift in teaming and leadership focus as it asserts that every team member has the responsibility to hold a leadership role on behalf of the system. 

Every relationship system has its own functional and emotional needs that must be fulfilled through roles. Without assigned roles, the system can’t function. 

These roles belong to the relationship system, not necessarily to the individuals that inhabit them. How one person embodies a role can be very different from how another person embodies that same role. Personal history, psychology, work style, maturity, etc. all impact how skillfully each individual inhabits that role.

Fuyuo Sato is a senior faculty member at CRR Global and an experienced coach with a passion for transforming relationships in teams and organizations. He began his career as a teacher before taking an in-house position as a coach for his coworkers at the school he was working at in Tokyo. Since becoming an independent coach, he has worked on a variety of organizational development initiatives, mostly in the APAC region, with both large multinational corporations and local small businesses. He has supported his client teams in becoming more autonomous and self-sustainable. He now lives in the forested area of Nagano with his wife and two cats as part of his experiment to explore the right relationship between nature and human society.

Yuri Morikawa has been a professional coach since 2004, training and coaching over 1,000 leaders and coaches worldwide, including corporate executives, NGO leaders, and entrepreneurs. Previously, she worked as a management consultant specializing in organizational and leadership development for 13 years. Yuri is a global faculty member of CRR Global and the founder of CRR Japan, where she launched the ORSC program in 2009.
