But at the core of it all is your growth, your strength, your capacity as a leader and as an advocate. But how do we grow as a leader, as an engager of decisionmakers and as a powerfully influential advocate? A lot of the growth happens in the doing. If you’ve got great messaging and it’s still not causing decisionmakers to engage with you, chances are you’re dealing with one of the most common advocacy pitfalls that happens to a lot of nonprofit leaders: We worry so much about what we're going to tell a decision maker, and we don't spend nearly enough time thinking about what we want to ask them. Questions are incredibly powerful tools, and they can really work magic in a conversation with a decisionmaker. They can create engagement. They can create an opportunity to go deep, to get information that the decisionmaker wouldn't volunteer otherwise. You can get advice. You can get all kinds of valuable intel, and at the same time build a connection with that decision maker, and have them leaning in and engaging more with you. The magic of questions is that they engage other people's brains. We can't help it. When we're asked a question we have to engage. We have to stop and think about that question. If someone's just telling us stuff, it’s easy to lose focus, and not really hear what’s being said. But as soon as a question shows up in the conversation, our subconscious makes us pay attention. We get engaged. Decisionmakers get engaged. But here's the thing. Not all questions are created equal. The fact is, the smarter your questions, the better your results are going to be. The trick is to come up with really smart questions that are going to yield high-level results for you. In this episode, we share:

It's time to talk about one of the most frustrating things that can get in an advocate's way: when you've got a decisionmaker that, no matter what you do or say, no matter how hard you push them, it feels like they just will never commit to anything. They either can't or won't make a decision. It can leave an advocate just about tearing their hair out in frustration. It can turn into a huge time suck. You're trying all these different angles to try to figure out, how do I get through to this person? How do I get them off the dime and make them take an action? To do something already! I've been there and I know what it's like. When there's a decisionmaker who can't or won't make a decision, there's a reason behind that. But the stated reason and the real reason are often very different. We have to become detectives to figure out what's really going on. What is the actual reason? Because here's the thing. How likely is it we're going to just luck into the right messaging or the right strategy if we don't really know what's causing them to fail to make a decision? If we want to figure out the right strategy to make them actually take an action, to move to a decision, the first thing we've got to do is understand why they're not doing that now. I want to share with you a process you can use to uncover what’s really going on with that decisionmaker, and how to build a strategy to get them to take action.

There has never been a time when the influence of nonprofit leaders was more needed. In particular, we need to have influence with the money and policy decision makers that hold the power to help or harm the people we serve. At the same time, a lot of things are happening that could leave a nonprofit leader feeling pretty vulnerable and powerless. Our challenge is to find a way to move like water and create that influence no matter what else is going on. One of the things I hear most frequently from nonprofit leaders I work with is some version of, we can't get XYZ critical decision maker to listen to us. We've tried everything and we can't get through to them. We either can't get them to listen, or we can't get access to them, or both. And then what happens is folks just kind of give up on those decision makers or resign themselves to not being able to have influence with them. I get how that happens, but what's that costing you? If these are money and policy decision makers that matter, can you afford not to have influence with them? Is that really an option?

We need to talk about an emerging reality that virtually all of my clients are telling me is their number one challenge right now. Everyone is already dealing with multiple threats to federal funding. But now there’s the additional reality that all the chaos and uncertainty at the federal level – from budget craziness to wildly fluctuating tariff policies – is destabilizing other funding sources. State and local government funding, foundation grants and corporate funding are all affected. As nonprofit leaders we're fighting for our federal funding, and now we’re realizing that many of our other funding sources are facing headwinds as well. We’re about to enter a period of opportunity to have a lot of influence over our Members of Congress. They'll be home in their districts/states twice in the next seven weeks for “district work periods” to connect with their constituents. You should expect to be seeing quite a bit of them in late April and then again in late May. These district work periods represent a significant opportunity for nonprofit leaders to engage substantially with your Members of Congress, and to drive home the absolutely critical messages around the impact that the administration's actions are having right now, at home in the district, in the state, on their constituents’ lives. Nonprofit leaders have a lot going on in terms of advocacy we need to be doing with Congress. And I’m hearing from a lot of my clients and the folks in my coaching programs, saying “Just strip it down for me. What's the messaging we need to be using? | Where to Focus Your Federal Advocacy Efforts Right Now to Have the Greatest Impact | 01 Mar 2025 | 00:36:34 | |
It can be really hard right now as a Nonprofit leader to know where to focus your attention, what to be spending your advocacy energy on and what's going to have the biggest impact. For the vast majority of direct service nonprofits, federal dollars make up at least some part of your total funding. And for any nonprofit in that situation, most of the critical action that's going to determine the long-term wellbeing of our organizations, our programs, our services, and the people we serve is happening at the federal level. So even if you're not normally focused primarily on federal advocacy stuff, now is the time. That's where the biggest policy decisions are being made that are going to have massive ripple effects for years to come. For an immediate case in point, I'm sure you're aware that the House just passed their disastrous budget bill. There’s a lot we can do to make sure that the worst aspects of that bill get turned around, and that we protect vital safety net services. To do that, we have to navigate a hyper-partisan environment, and find a way to engage every member of Congress. | The Top Three Things to Focus on First When Crisis Strikes | 31 Jan 2025 | 00:32:21 | |
It feels like we're having a crisis about every 20 seconds, and this week is no exception. Just at the beginning of the week we had another sudden, chaos-inducing announcement from the new administration that they were going to suspend all federal grant money for unspecified things for an unspecified period of time. I noticed that a number of nonprofit leaders started posting to social media almost immediately when this announcement was made, and they used words like “panic,” “terrified,” “this is doom.” There’s no question that it's bad. It is objectively, verifiably terrible. But the critical thing to understand is that the fear and the panic and the uncertainty are part of the strategy. The strategy is to create chaos as much as possible all the time. That strategy has multiple purposes. First and foremost it's designed to disorient, to demoralize, and to disable the opposition. It’s time for us to realize that this is going to be the daily reality for the foreseeable future. So one of the most strategic things we can do is to stop being surprised by this behavior! Expect chaos, expect disorder, expect disruption, expect outrageous behavior. Understand that fear and panic and worry and stress are the goal. The other thing we can do is become far more strategic and adept at responding to crisis. The truth is, a lot of times we focus on the wrong things when crisis strikes. If it wasn’t clear before this week, we now know that the entire suite of government-funded safety net programs is in the right wing’s cross hairs. The ambition to dismantle these programs isn't new. What is new is the level of aggressiveness and determination that seems to be accompanying this round. If your organization is like many direct service nonprofits, a chunk of your funding comes from government sources. And in a lot of cases that originates at the federal level. Even if you don't have federal funding, the ripple effects down through state and local funding could be substantial. The messaging piece of this problem is particularly important. I believe that public opinion will matter in this fight. And right now, the right wing’s messaging is dominating the conversation. If we're going to effectively counter all the messaging that’s persistently and aggressively attacking any sort of safety net program funding, we have to understand what strategies the right is using, and get a lot better at creating and broadcasting effective messaging of our own. Confidence is one of those things that so many people struggle with, and others seem to have no problem with. And neither group understands the other one very well. So I want to get into where does confidence come from, and how do we get more of it, more consistently? Where do you feel least confident? Is it public speaking? Is it in front of a powerful decision maker? Is it when the stakes are especially high and the consequences of error seem kind of terrifying? Is it when you're worried that the audience, whether it's one person or a thousand, will be unfriendly or even hostile? Is it when you're doing something brand new for the first time? I hear from a lot of clients that they want to be more confident in an area that’s a little or a lot outside their comfort zone. Public speaking is one of the things that comes up most often. | Why Money and Policy Decisionmakers Rarely Receive Your Intended Message – and What You Can Do About it | 11 Jan 2025 | 00:23:44 | |
There's a really big problem out there that chances are you're experiencing: Too many money and policy decisionmakers just aren't getting your core message. What I want to help you do today is shift what you're doing just a little bit, so that you can start to change that. You probably already know from painful experience that getting the attention of, and engaging and building a relationship with a money or policy decisionmaker that's new to you or relatively new, is tougher than ever. And there are some real reasons for that. The biggest one is that attention spans are shorter than ever. You know from your own experience that everything's a fire hose. There's so much input coming at you all the time that you can't possibly deal with it all. You've got to filter out as much as you can so that you don't get overwhelmed, and so you can stay focused on the stuff you really need to pay attention to. What we sometimes don't realize is that while we're all doing that, the decisionmakers are doing that, too. So more than ever, it becomes essential that we engage them from the very beginning. Because if we don't, they're already filtering us out.

What makes intention setting so powerful is that it is more about the being than about the doing. If we fail to attend to our intentions, we risk not only missing our goals, but missing out on the experience we want to have while we pursue them. I'm sure that your organization has plans and goals for the year. And I expect you to have some for yourself as well. We need those things. We need goals. We need plans. Or stuff would have trouble getting done. But the piece that we often overlook or don't give enough attention to is the idea of setting intentions. The truth is we set intentions all the time. We just may not be aware of it. We may also not be aware of how incredibly powerful those intentions can be in governing how we operate in the world. And crucially, governing whether or not we're able to reach those goals and fulfill on those plans that we set for ourselves.

Between the waning light and the kind of tucking in that happens around the solstice, and the anticipation of closing one year and opening a new one. It's the perfect time to do some reflection on how the year has gone for us, what it's meant for us. And to think about ways that we can carry our most valuable lessons into the new year. This year, maybe more than most, there's a lot to reflect on. For most of us in the progressive world, it's been a pretty mixed bag. You know, we had this election that was pretty consequential. Fortunately a lot of good things happened at the state and local level. But at the national level it was a tough election. We did not get the outcomes we wanted. And that obviously has massive implications for us going into the new year. When really big, dramatic events like that happen, either positive or negative, they tend to pull all of our attention, and cause us to lose sight of the less dramatic events in our world. It would be a shame if we let that happen. Because while that was monumental and has a lot of implications, so are all the things that you did during the year. Some of the things that you worked on were probably huge successes. Some of them, maybe they were more of a lesson than a success. Some of them may have you saying, oh my goodness, I'll never do that again. Even that is valuable. I'd like to invite you to join me in a practice that I do at the end of each year. I’m sharing with you how I'm recapitulating the year in a way that allows me to identify the most important lessons, and decide what I want to pull forward with me into the next year's work.

One of the most problematic tropes that gets emphasized over and over again for nonprofit leaders can wind up absolutely wrecking your ability to really connect with decision makers. That’s the belief that you must be ultra-professional in your approach when dealing with decision-makers, especially the higher up ones. The more powerful and influential the decision maker, the more you're supposed to show up in your super-professional approach. There's a big problem with that. Because what that does, when we come in all buttoned up and professional, is that we strip most – or all – of the emotion out of our voice. And it's that emotion that actually causes connection. So when we take it out, what do you think happens? Nothing good. But we've been told so many times, over and over, by bosses and higher ups and maybe other people in our lives. We've been told you’ve got to be professional. The problem is nobody took the time to kind of take that apart and say, what does that mean? And what does that specifically mean in the context of trying to engage a decision maker? So we're taking all that apart, and putting it back together again in a way that's actually going to work for you.

And I think actually that it's during these times when things look most challenging and most worrisome, that the practice of gratitude, and finding gratitude, is more important than ever. So I want to share some of the things that I'm feeling particularly thankful for. And I also want to share a little bit about the practice of gratitude and how that can look. And how it helps me show up in the world in a way that not only is better for the people around me, but is also what I believe is part of the secret to being more effective in the world. All of that’s important. But it carries the potential danger of creating a huge blind spot that can cost you. We can get so busy in our head with what we're going to say, that listening kind of gets shoved to the background. So I want to ask you to think about maybe doing a reset on that. And try on the idea that maybe, even more important than telling them what you have to tell them, is listening for what they're telling you. The truth is, every time a decision-maker opens their mouth, they’re telling you something of value that you can use to make your engagement of them more effective and more powerful. This is a really tough time for all of us in the progressive nonprofit world. And I wanted to share a few early thoughts, even as we don't have complete answers on all of the election results. But we have some very important information and it's not good. Many of us, including me, thought this election was going to turn out a lot better than it did. And given the results, we have a lot of challenges facing us in the next couple of years at the very least. There's going to be a lot to say in the days and weeks to come, and a lot of thinking and strategizing to do in that time. But right now for these few days, as we process what we know so far, and hope for at least a positive outcome in the House where we still don't know the results. I want to share some thoughts about what I believe is most important for us to focus on. We have an extraordinary amount of work in front of us, and there are going to be some things that are different about that hard work that we haven't quite had to deal with before. The good news is we're all in this together. And we're going to find our way forward together.

We're less than 30 days out from the 2024 elections. And I don't have to tell you there's a lot at stake up and down the ballot. From the presidential race to congressional and Senate races, to state legislatures. And on down to city council, county board, mayoral and school board races. All of them matter. And all of them have the potential to have a big impact on the wellbeing of our clients and their families. And as you're no doubt very aware, the polling is really tight in many of these races. And that just reinforces how very powerful a single vote can be. Hopefully most of your clients are already registered to vote, perhaps with your help. Registration deadlines have passed in a number of states, but there may still be time to register where you live. So definitely double-check your deadlines and do everything you can to get your clients registered before the deadline. But now it's time to focus on helping your clients make a plan to vote, so that they can be assured of their vote counting. And that's what we're zeroing in on in this week's episode.

The frustration I hear most often from the nonprofit leaders I work with, is that the money and policy decision makers in their world don't seem to get the value of what they do. And that comes In a lot of forms and flavors. One that can be especially frustrating is the decisionmakers not understanding the full scope of the problem. Or why the ways that the problems manifest for your clients are as difficult to solve as they are. Part of the issue is that money and policy decisionmakers are always looking for the easiest way to solve the problem, which is only human. But that desire for simplicity, that desire to take the easy route wherever possible. Tends to lead to frankly, some pretty lousy decision-making around policy and around how resources should be allocated and invested. And very often it leaves the most effective programs and the most effective services short of funds. If we want to solve this, we have to get at a more fundamental issue. Which is that most decisionmakers have a significant mental block that keeps them from seeing the complexity of the problem. Has this ever happened to you? You go to engage a decision-maker. There's something specific you want from them. And you start laying out your case and you can tell you're losing them. They're not engaging. They're kind of glazing over and you're struggling to figure out what the problem is. You're giving them your very best stuff, telling them all the key details of your work. And the more you talk, the more they glaze over. Or they pay polite attention, but when you're done, they don't have any questions. And they just say, well, thanks for coming. Appreciate your visiting. And that's it. While there could be several causes for this, one of the most common is the key mistake of falling into TMI syndrome. Giving decision makers way more information and content than they want, need or can absorb. Treating all facts as if they are equally valuable or important. In a vacuum that might be true. But in the context of engaging and influencing decision makers, it not only isn't true, it will actually undermine your most persuasive points. What we have to do is get to what is most relevant in this context, in this moment. That are exactly the points the decision maker needs to hear right now. There is no question about the significance of the 2024 elections from the presidential race on down to every single local race. I'm pretty sure I don't have to convince you on that front. Nor do I have to convince you how much your clients' votes matter. Both in the larger sense, but also in terms of ensuring that we have elected officials who support policies and the allocation of resources that will in concrete ways help make your clients' lives better. The simple fact is you can't vote if you aren't registered. And that's where you come in. As a nonprofit, you and your team are in a uniquely valuable position to help your clients take the critical step of registering to vote, which is the first step in making their voice heard at the ballot box. Here's something you might not know: Low-income voters engaged by non-profits are 15% more likely to vote than folks in that same cohort who don't hear from a nonprofit about registering. Your voice and credibility really matter to the people you serve. And your offering to help them register to vote might make the difference as to whether they decide to participate in this election. One of the most common reasons that people haven't registered so far, is that no one has ever asked them.
