037: How to stop yourself from problem solving09 May 202300:09:05

As managers, we're trained problem solvers, making it oh so tempting to jump in with solutions when a team member is stuck or needs help.

The problem is, when we jump in too quickly, we prevent our team member from learning from a setback, trusting themselves solve problems, or bringing their own creative ideas to a situation.

In this episode we talk about how to stop ourselves from problem solving as managers and what to do instead.

034: Three ways to build more inclusive teams (Inclusion is more than a happy hour)02 May 202300:14:14

One of the most common things I hear from managers is that you want to build an inclusive team, you know it's important, but... you don't quite know how to do it.

In this episode, I share 3 concrete "must do's" for having an inclusive team, with specific examples of how to bring these to life so that you create an environment where not only people feel like they can make a meaningful impact on their teams, they also want to stick around for the happy hours.

Based on one of my most popular workshops and LinkedIn learning course that hit over 20k listeners, this episode is one you're gonna want to bookmark and come back to, whether you're a manager in the corporate word, running a startup, or a small business owner.

033: Sunday Scaries - What to do when motivation is low on your team30 Apr 202300:07:44

When motivation is low and it feels like our team members aren't bought in, it can make us dread managing because we worry that this lack of motivation is going to slow things down or potentially result in losing team members. The good news is, this can be a moment to reignite a sense of purpose in your team members, which can shift people's mindset from disengaged and job searching to being so freakin excited about working on your team or in your company.

In today's Sunday Scaries episode, I talk about how to make this shift.

030: Sunday Scaries - How to give feedback to your own overbearing manager23 Apr 202300:08:58

Thought feedback was hard enough when you have to give it to your team members? How about giving it to your own manager or to an executive in your management chain? Thanks but no thanks? Same.

This is something that can make us start to sweat just thinking about it, but fear not, because In this episode I share a 5-step framework for delivering feedback up the chain.

And for business owners or founders who do not have a management chain, I encourage you to think about how you can apply this 5-step framework to giving feedback to yourself about how a situation or conversation went.

Give the framework a try, and I assure you it will set you up so much better than if you just wing it.

028: How to give positive feedback effectively18 Apr 202300:10:03

Today we're making feedback a lot more fun!

I promised we'd be talking about feedback a lot on this show ;)

Why? Because feedback is one of the most important skills for managers, but more than that, because feedback needs a rebrand.

Feedback is such a tough issue because we tend to think of it as all of the bad stuff - the things we did wrong or messed up.

But that's not actually what feedback is - feedback is information about how we're being perceived, GOOD or BAD - and when we start to support our teams in reframing feedback from criticism to information, we start to build more comfort talking about feedback as a whole.

And this episode talks all about how to effectively give positive feedback to bring more safety to the conversation around feedback, motivate your team, and reinforce the great behaviors you want to see more of.

023: Sunday Scaries: How to deal with two reports who are in a conflict09 Apr 202300:07:26

As if all of the work on your plate wasn't enough.... now two of your team members are in a conflict and now you have to deal with it. It's tough and it can trigger those Sunday Scaries, or let's face it, everyday scaries.

But the key here isn't to avoid it, it's to reframe it ;)

In this episode, I share three strategies for supporting your team members through a conflict:
- Helping them establish a common ground
- Not taking sides
- Holding them accountable to having a plan for how to move forward

The goal of these three actions is to diffuse tensions, support both people in the equation, and keep the work moving forward. Give them a try!

020: Three pitfalls to avoid when delivering feedback04 Apr 202300:15:03

Feedback is both one of the most important skills to master as a manager... and one of the toughest.

But in trying to make a tough situation easier, we sometimes make the mistake of assuming how the situation will go before before we enter the conversation - allowing ourselves to bias the situation.

In this episode, I talk about three pitfalls to avoid when giving feedback to a team member and what to do instead.

Boundary setting with our teams is one of those things that no matter how good we get at it, it keeps rearing it's ugly head. Doesn't mean you're doing something wrong, and certainly doesn't mean it's too late for your team or your business. It's just an opportunity to make some small shifts to free up time and space for yourself, while empowering your team members to step up as leaders.

In episode 125 of Managing Made Simple, I share simple strategies for setting boundaries on your team.

017: Focus on the HOW to achieve more of the WHAT28 Mar 202300:15:42

What's the secret to doing more with less? Focusing on the HOW. The easier we make it to get things done, the faster we can move and the more engaged our teams are.

While this is important in any sized company, it's especially important for startups and small businesses. So if you're a Founder, Entrepreneur, or Small Business Owner with a small and growing team, you're going to want to tune in.

In this conversation I cover 6 focus areas to think about and define for your team so everyone is on the same page and are setup for success. Focus on these and your team can move faster, remove bottlenecks, and keep you in your zone of genius as the visionary.

012: How to overcome unlucky situations as a manager17 Mar 202300:11:30

When something goes wrong on your team, it can be easy to feel like you're unlucky. But the truth is, this is a perspective, and it's one that we can reframe.

In this episode I talk about how to reframe your perspective from unlucky to one of possibility and potential, and then apply this to three common "unlucky" situations that happen to managers on teams, including:

(1) Inheriting a low performing team member
(2) Losing a headcount or budget for a key hire
(3) One of your start players leaves the team

By the end of the episode, you will have a new perspective for facing each of these situations, leaving both you and your team in a better place.

And if you want more support in avoiding unlucky situations, my Ops Playbook program is for you. Reach out at hello@liagarvin.com to get support mapping out "how" work gets done on your team so you can stay in your zone of genius and be setup for success to grow and scale.

124: Help! Should I make this a new company policy?18 Jun 202400:10:32

When something isn't going the way you want it to on your team or in your business, it can be tempting to want to roll out a new policy to get people to fall in line. But policies signify compliance, and while we want people to meet expectations, compliance isn't necessarily the vibe we're wanting to communicate.

In episode 124 of Managing Made Simple, I talk about the difference between policies and working norms, and why working norms are often the right route to implement when wanting to create behavior change on your team.

004: How to effectively manage a former friend28 Feb 202300:07:47

Whether we have to manage someone we used to be colleagues with, or are hiring a friend into our business as an entrepreneur, hiring a former friend (or family member) changes the relationship. And if we're not careful, it can change it in a not-so-good way.

In this episode we talk about the most important thing you can do when managing a former friend: having a conversation UP FRONT, when the tensions are low, recognizing that the relationship will be different now, how to give feedback, and how to have hard conversations. Do this and you can put an end to the saying "don't mix friends with money" ;)

002: What is your management style?28 Feb 202300:10:00

What is your management style?

This is often something we think about long after we've taken the job, but what if we were to think about this upfront?

As a manager, we get to set the tone for how we want to lead and manage, and in this episode I share questions to think through to set an intention about how you want to show up for your team.

123: Feedback 101 - Receiving feedback as a leader... and in your life13 Jun 202400:14:21

Receiving feedback might just be harder than giving it... ok, it's totally harder. Especially as a leader. A lot of times our team members have gripes about things happening on our teams and in our businesses without having the full context - project strategy shifts, team changes, work assignments - making it easy to want to jump to the defense.

But by practicing the strategies I talk about in today's episode of Managing Made Simple, we can improve our listening skills when it comes to feedback, and make it safe for our team members to share with us. Spoiler - we don't have to action every single thing, but we should hear folks out!

122: Feedback 101 - Giving feedback so your team can take meaningful action11 Jun 202400:16:27

"Can I give you some feedback?" I've said it before and I'll say it again - the six SCARIEST words someone can say to another person. Am I right? But feedback is critical information we need to be sharing with our teams on a regular basis so they can operate at their best.

Feedback brings up all sorts of fears and misconceptions, that's why on episode 122 of Managing Made Simple I'm diving back into one of my favorite topics to make the act of giving feedback as whole lot easier.

120: What to do when a team member isn't meeting their full potential04 Jun 202400:13:52

When a team member isn't meeting their full potential, it can be frustrating as a manager and leader. We know they're capable of more, we feel like we've set them up for success, but something isn't quite there. When this happens, instead of jumping ship and assuming it's a lost cause, there is something you can do.

In episode 120 of Managing Made Simple, I share three questions to ask yourself to understand what's getting in the way from your team member operating at their best. Spoiler - you might be one of the blockers, just sayin'.

119: Two words that are PREVENTING your team from being accountable28 May 202400:08:47

In trying to build connection with our team and get them to do something, we often use two fateful words that shoot ourselves in the foot: I NEED.

Something that is an expectation of a role on your team isn't a need, it's an expectation. It's part of that person's job. By saying "I need," you are asking them to be accountable to you, almost as if they are doing you a favor, as opposed to being accountable to their job. In episode 118 of Managing Made Simple, I talk about how this shows up and what to say instead.
