00:36 - You've got to niche down and create focus. So, one of the problems with Foureva Media is that we're doing a lot of stuff. And I just had a guy yesterday, he's like, "Dude. So, when I met you about nine months ago, we had a conversation. You told me about what you did, then I started following you." And so I met him. Then it's been nine months later, I met him yesterday and he's like, "I don't think you do the same thing. Did you pivot your business? Like, what happened?" And it's because we're doing so much. We got a podcast. I'm speaking. I have my book. We do events. We help organizations with branding and marketing strategies. We're doing video content. We're doing social. There's just a lot of areas that we're doing, and then we have a lot of nonprofit engagements and we're doing a lot of stuff. And so, I would say before you spread yourself too thin, focus on what works. Just really dive into it. And then once that really gets cranking where it's a system and you understand, you can actually do projections on the profitability and you can really say, "Okay, this is going to scale." That's another thing. Work on what's going to scale.

So asking your employees, the people that are on the ground, what do you think will make this more efficient? What do you think will make this process better? Because they know. They work with the machines, they work with the material, so they know what would make it better, better than some consultant that you just brought in and think they know everything.

12:11 - When you get a customer complaint, it usually has to do with a process, like you didn't do something efficiently, you didn't return this item, this item was faulty, something like that. Or this service - this service took too long, I booked my appointment, my time got taken, something like that. So, anytime there's a complaint, it has to do with the process. And people just try to be like, "Okay, we'll give you a credit, we'll give you this, we'll give you that." But they never really look at what is the real problem. The problem is in the process. It's how we're doing things. Because if we were doing things the right way, this wouldn't have happened, basically.

17:30 - I said before, the standard operating procedures. So, once you have like a written manual of the steps of each process, you can show somebody once, you can give them the book, and then they can do it themselves. That cuts down training time. That cuts down training costs. But a lot of people don't do it that way. They do it the, well, watch me do this for a couple of days and then you'll just catch on. Like, it's not assimilation. People don't just catch on. I mean, I know every job that I went to, crazy enough, I would write notes when I was training, and people thought I was crazy because I was the only one writing notes. No, I need to know this like the back of my hand. I don't want to have to ask you every time. That's just the key. Just writing stuff down and training so that somebody else can see it so they don't need you to actually delegate it.

05:23 - For businesses that will fail after that 10-year mark, there's a number of reasons why they can fail. But one reason, as you so again brilliantly pointed out, Elzie, is because they go from not having enough customers to having too many. And because they are not focusing on those things that you call as being in the middle, they're so focused on bringing the business in that they're not looking at the customers that are angry and not returning and leaving bad reviews and then bad word of mouth spreads way faster than positive word of mouth, all of these things start to rear their ugly head and it creates this recipe for disaster via failure.

11:58 - Document what you do and how you do it. Those two things alone will carry you far. And when you document it, document it in a way that if you were to hand it to someone else, that person could, within reason, not only follow it and understand it, but produce the same result as if you were to do whatever it is that you've written down. Think of this. This is what we call processes in operations speak. Get your processes and your procedures out of your head and onto paper, into some digital format. Whatever you can get it into that can easily be shared with someone else.

25:40 - How are stick figures and index cards foundational to your business infrastructure? Here's what comes out of those exercises that I just described. Number one, job descriptions. Now you have succinct, transparent, well-thought out job descriptions, so that there isn't any room for interpretation. You know exactly what you want that specific role to do, and now you're in a better position to go and recruit, interview, and hopefully even offer some type of offer to have someone join your team. 03:27 - I think the main thing, in terms of not being comfortable, is starting to think about the future "what ifs?" How would you like to be able to take a three-month vacation without your business being impacted? If something were to happen to you, a family member, your business partner and whatnot, would your business survive and for how long? If you were to decide if there was some kind of emergency, whether it's divorce, disqualification, or disability, would your business be able to make it? If you start thinking in terms of that, then it just puts a whole different–because nothing is forever. Yes, you love your business, but we're all not going to be on Earth forever.

04:53 - One is that the first thing is you want to have the people that you've identified as people you want to delegate. You want to have them watch you do it. And then as they watch, you want to then switch turns and have them do it while you watch over them. And then the next thing then is they go do it and then report back to you what is weekly status or whatever the frequency is. And then the final thing is they got it, they own it, they don't come to you anymore. So, those are the stages.

08:25 - The first one is customer satisfaction. How satisfied? So, essentially we start with what do you buy or sell, your products and your services? And then the main thing is, how differentiated is that? And then how satisfied customers are with it. How dependent is your business on you, the owner or the owners, if there's multiple owners? How dependent your business is on key people, your suppliers, your customers, your employees? What does the cash flow picture in your business look like? Those are some of the things that basically, and then, of course, in terms of your business model, is it a one-time transactional business model? Or is it a business model that relies on recurring revenue?

16:31 - I think the way to manage that is give them bigger responsibilities. Having them more involved in strategic planning and other brokering of relationships. That's when you start to realize we are trying to make sure you start to contribute to more value added activities. And so, giving them more and more responsibilities. Which is why, the reasons why you set it up. They start to feel like owners. You start to make them feel like they're owners, owners of certain areas of the business. So, you have, it's almost like an employee-owned business without making it official necessarily that way.

And then I would use guests and work with guests to help them in their business, and then I'd introduce them to my community, and then I'd put deals together. And now I'm getting paid from all these different resources. And I get to do what I love to do, is meet people, hear their story, share my testimony about God and about my life, share things about business and help support other people, invest in things. That's all I do all day. And now I build those programs through my PR firm. And I work with people like you who could do the work much better than me, right? So strategic relationships, strategic alliances, that's the difference of the podcasting.

13:44 - You always have to try things. You always have to test out new models. And we tried things that I had to give money back, and I said, "Hey, we tried to run this campaign that required me to do this, and I failed. Here's your money back, and I'm sorry." So, I think as we're doing this, some of the skill sets that are transferable is like, focus on your strengths. Focus where you're good. Focus on the things that drive you. And if you're just doing this to get an audience, go dance in a bunny suit or something like that. You'll get likes and comments from there, and hopefully, you make money spinning signs or dancing like that. But if you're in this game, the podcast game, to grow your business, to make an impact, which you could do both, which I love talking about that, then stop going after those kind of things. Focus on your strengths. Focus on a deliverable. Interview someone that you want to do a deal with. And have something, a very clear path, for them to engage with you.

16:06 - This is a small world. The podcast world is a small world even though there's millions of podcasters or whatever. I don't want to be known as a guy who doesn't show up, doesn't admit that he's wrong. I've had people that I've had to return money back, and they go, "Hey, cool. Let me know when you're on to the next one," because I built trust. Maybe that was a $6,000 gig. Next time I bring $10,000, they'll be careful, but they'll be open to it. Like, they even said, "Hey, when you're ready for the next one, let us know." I built trust, and I try to do that, and I've made mistakes, and I try to make them right, but I'm always moving forward. So, other actionable things, have a plan, try to create a plan. That's hard for me. So, the process of writing it out, hiring a consultant, having them take a look at it. Have them take a look at your processes and your deliverables. A lot of times, for a visionary, if you just go through that process, you'll go, "That can make me money," but I don't want to do that, so then scrap it.

05:43 - First, you got to assess. You can't just run in and start hitting people over the head with your nightstick. You got to assess what's going on here. You got to take a moment and pause and take a deep breath and take a look at the situation, because it's not always as you assume it is. You just rush in. That's going to get you in deeper trouble.

So, all of our research tells us that if you have a culture where people treat each other with respect, that is going to have some significant positive bottom line impacts all the way from customer satisfaction, all the way to retaining your best and your brightest people.

16:45 - It's imperative that people understand that our workplaces are more diverse than ever before in our history. And that is not going to change and we're not going to go back to the way it was. And so, if we accept that our workplaces are diverse, we must accept that people are different and have different expectations around what respect is for them. And if we find out what those are and we meet those expectations, we're likely to have a respectful environment.

22:28 - People are so resistant and we live in such a highly politicized environment now, where the very term "diversity" is now political and politicized, and it drives me nuts. And my focus is on respect, which is at the core of everything we do here. And if we can help folks understand how important respect is, regardless of who you are. That is a part of the story–how you got here, how you founded this organization. But even the story behind that. What led you to solving this problem? 06:04 - The business was successful. This is the biggest thing I learned, it didn't have a sustainable way of filling that prospect pipeline. There was always feast or famine. There was always the entrepreneurial roller coaster of the highs and lows of like, "Hey, I've got a client. Yay, I'm doing something for the bank. Let me put my head down and do the work." And then look up and be like, "Oh, snap, the work is done and there's not another client." Except for I kept saying, "Oh, snap, the work is done and there's not another client" for four years, for over four years. Just didn't ever figure out that prospecting piece, that filling of the prospect into the pipeline piece.

11:51 - When we ask people for referrals, we're actually violating the science, which is why people run away from us when they see us coming at networking groups. Like, "Oh, I don't want to be that person." And when we just wait for it to happen, we're using hope as a strategy. Hope is a beautiful thing, but it is not a business strategy. And so these things we've been told, they violate the science behind what makes referrals actually happen, and it was just me figuring it out and uncovering that. And to be honest, it was over time that I was teaching it to my clients, that I was like, "Oh, yes, that is working." It's not a fluke. It's not my personality. It's not that this just works for business coaches. It's not that this just works for extroverts who have as much energy as I have. It's not about being female. It's not about being younger. I like to think of myself as younger and probably considered older, but whatever. It's not about those pieces to generate referrals. And so, when I could eliminate all the things that made it about me, and then I could have people who are very different from me in very different industries with different genders, and different extroverts versus introverts, and it worked for all of them, then I was like, "Okay, it's just a strategy." And that's what we need to understand and deploy. But it's got to be rooted in all the ways that referrals actually happen.

22:04 - Any of the applications for people to work with me, they have to tell me, "How did you hear about Stacey?" It's a standard question that's required. And sometimes they don't know, and so we take, "I don't know." That's fine, but you should be asking those questions through your processes. Or just when you're in that first conversation with a prospect, you could be like, "Hey, by the way, I don't think I know this, but how did you hear about me?" It's a simple question. Most people kind of expect it, but tracking it should be super simple. So, we're talking about four columns in an Excel spreadsheet or a Google spreadsheet. What I'm looking for is the date. I think it's important that you track the date. Now, one of the reasons why I tell my folks to track the date that that prospect entered...

01:37 - If I don't want to start until 9:00 a.m. in the morning because I want to be present to getting them out the door and then I want to work out, I want that. If I want to be done at 3:00 p.m., because usually I'm just tired and my kids are starting to come home from school or the Uber mom driver has begun, I want to be present, and I don't want to be on my phone every time I'm in the car with them. So, I have built a business that has satisfied my financial desires. I think you can work as little as you want and make as much money as possible. Fundamentally, there's nothing wrong with that. But, for me, I have made sure that the business has always fit the lifestyle, and I learned that through trial and error. So, I went from one-on-one coaching. You're going to tap out when you run out of hours to sell. Then I went to the online course model and while it's, I was going to say fun, but I would be lying. It's like kind of fun. That launch model is really, really hard and I lacked and missed the connection with people, and then through a few other trials and errors landed at this coaching program that I have. My online programs are still available. If the coaching model is not right for you, you can certainly come into one of my online programs and learn a strategy and go implement that and have success.
