The GC Who Built His Own Software So His Crew Can Clock Out at 4:3025 Sep 202600:41:55

Find where your business is leaking time and margin in 7 minutes, before your competitors do: https://www.gofirstconsulting.comThomas Kurtz has been in the trades since he was 12 and would still rather bang nails than sit at a computer. So when his apps "kind of worked but didn't really work," he didn't buy another one. He built his own with Claude, one friction point at a time, and now runs Vici Construction without a full-time person in the back office. Most $3M builders try to fix admin overload with another hire or another subscription. Tom went after the place where bad data starts: anything that depends on a person typing the right thing in.His crew clocks in with one button because the job is already on their schedule. His vendors answer a normal email and the reply lands in his system, with no portal and no login. When he quotes an assembly, it becomes the material list, the purchase order and the field's cut list in one step.None of it worked because of the software alone. It worked because Tom wrote his process down first, fixed the data entry before anything else, and kept building in small pieces he could test and break. If you've been waiting for the right app to fix your week, this is the conversation to watch.A 25-year tradesman shows how he coded his crew out of the 60-hour week.OTHER THOMAS KURTZ RESOURCES 🔗Connect with Tom on LinkedIn: https://www.linkedin.com/in/thomas-kurtz-08658b31Reach Tom at Vici Construction: tom@viciconstruction.com [confirm Tom is OK listing this publicly]The cost data Tom benchmarks against: Craftsman Book Company, https://www.craftsman-book.com [VERIFY]🎯 Get in Touch with Beyond the BidInstagram: @beyondthebidLinkedIn: [Beyond the Bid LinkedIn URL]Website: https://beyondthebid.coEmail: [Beyond the Bid email]⏱️ Timestamps [00:00] The builder who wanted his crew home by 3:30 [00:34] Why a steady 40-hour week is the whole point [01:53] Using Claude as a board of advisors, then as a coder [07:37] How vendors answer RFIs without ever logging in [09:30] One assembly becomes the material list, PO and cut list [19:42] The screenshot trick that stops AI from guessing [20:48] Running the whole business out of one in-house system [28:49] Onboarding a new hire with one button [31:36] Where to start if you're on Buildertrend today [33:56] Fix the data entry first: the rule behind every build [37:04] Why job-site photos save you from poking holes in drywall [40:25] Stop pricing framing by the square foot [41:45] Tom's advice: just try it, and go break itThis content is for educational purposes only and is not legal, tax or financial advice. © 2026 GO First Consulting. Why Your Construction Handbook Needs an AI Policy24 Sep 202600:41:51

Free AI policy template for construction companies (from Kelly): https://www.eyeonautomations.com/blog/construction-ai-policy-template

You paid for Copilot, locked it down, and sent a training link. So your team is pasting bids, contracts and P&Ls into free Claude instead, and nobody at the top knows it's happening.

Kelly Stephens spent 14 years in construction operations at PulteGroup before starting EyeOn Automations, where she audits, trains and builds AI systems for construction and real estate companies. She explains why AI rollouts stall after the tool gets handed over, why she gets the whole team to one baseline before anyone builds an agent, and the one document every builder should write before anything else.

Kill The 20-Hour Takeoff Before It Kills Your Margin28 Aug 202600:41:41

Try Handoff free for 7 days, full platform, no sales call: 7-Day Trial

Dmitry Alexin is not a software guy who wandered into construction. He spent ten years at the intersection of machine learning and building, starting on the early team at Atoms, the construction technology company founded by Uber's Travis Kalanick. He now runs Handoff with 70 people behind him and hundreds of millions in residential projects moving through the platform every month.

Here's what he says out loud that most people in this industry won't: for a hundred years there were exactly two ways to bid a job, and both of them took something from you. Ballpark a square foot rate and you're fast, but some of those jobs eat your margin and you find out in month three. Go line by line, stick by stick, and you're right, but the homeowner already signed with the guy who answered in a day.

Fast or accurate. You didn't get both.

Most $3M builders have quietly accepted that as the cost of doing business. Dmitry spent roughly six years building the thing that breaks it, working with hundreds of estimators, thousands of contractors and some of the largest material suppliers in the world. What comes out the other side isn't a faster spreadsheet. It's your judgment moving back up to where it belongs: markup, client fit, and whether you want this job at all.

He also gives away the exercise to run before you spend a dollar on any of it. Log every block of work for one week. Feed it to an AI. Ask where your time actually went. Then put $500 an hour on it and see how you feel.

The story about the garage door around 14:00 is the one that'll stick with you.

Give Homeowners Value Before They Call You: The Claude Toolbox27 Aug 202600:42:34

Play Homeowner Bingo, the free tool Keith built in 20 minutes that outperforms everything else KCS ships: https://kcsimprovement.com/homeowner-toolbox/

Keith Crabtree came into his father's 40-year-old design-build company to run marketing. Two and a half years later he's the reason KCS Improvement has a shelf of free homeowner tools, a newsletter that ignores its own email platform's limits, and an automation that will not let a client go quiet. He has no coding background.

Most builders build lead magnets to capture emails. Keith gives his away and asks for nothing, on purpose, because the homeowner noticing they weren't asked is where trust actually starts. He walks through the Homeowner Toolbox on screen: bingo, a permit quiz, a remodel personality quiz, an aging-in-place readiness assessment. Each one is a single HTML page Claude writes, hosted on its own tracked landing page, live in fifteen to twenty minutes.

Then he shows the other half, which is the part most $3M builders miss. The same principle runs inside the job. A routine scans every active JobTread job each morning for a customer touchpoint and posts an internal flag on anything past three business days. Snooze a job and it creates its own follow-up task, due the day the snooze ends, so nothing quietly disappears.

Here's what the top 5% know: the two places builders lose homeowners are before the first call and in the silence during the job. Keith closed both with tools he built himself.

If you've been waiting for proof that this works in a real remodeling company, this is the episode where somebody shows the actual screens.

The Roofing Contractor Who Put His Back Office Inside AI13 Aug 202600:48:00

Get the free GO First AI Diagnostic and find your #1 margin leak in 7 minutes, before your competitors find theirs: https://www.gofirstconsulting.com

Sam Taylor didn't come up through the trades. He came up through graphic design, art direction, and a marketing business that the '07-'08 crash took out. Then he looked at construction and saw a hole where the professionalism should have been, and walked in.

A decade later he runs Taylor Exteriors & Construction out of Iowa, doing roofs, siding, decks, and additions across the whole exterior envelope, and he just landed a several-million-dollar senior living roof. Not on price. On how the estimate was structured.

Here's what most contractors miss. Sam's argument is that a proposal is a math equation, and the equation is sitting in somebody's head. Stories high, bundle coverage, what the code requires, what margin you want. He got that out of his people's heads and into a system, and now his crew handles storm damage with one click: the system pulls the photos and the carrier's estimate, cross-processes them, finds what's missing and what code requires, and builds the supplement out with line items and justifications in a couple of minutes.

That changed the shape of his company. He processes invoices and material pulls on demand, so he knows his under- and overbillings on any job in real time instead of chasing them weeks later. He built a digital board of directors that hands him ten marketing ideas and ten structural ideas every morning. And in his own words: he doesn't need as much of a back end, which is exactly how a small operator competes against bigger companies paying that overhead.

He also draws a hard line on what AI shouldn't touch, and it's the part most consultants get wrong.

If you're running $1M to $15M and wondering what this actually does for a contractor instead of what the ads claim, this is the one.

The Preconstruction Step That Kills Change Orders Before They Exist07 Aug 202600:36:23

Walk your own floor plan at full scale before your next project gets priced: https://www.projectivestudios.comEvery client who walks into this studio finds 10 to 15 items they want to revise on plans they already approved. Not change orders. Revisions caught before anything is ordered, poured, or framed. Jeff Metzger spent 15 years building wind farms, gold mines, healthcare facilities, and high-end custom homes, and he got tired of watching a small oversight on paper turn into a permanent problem on site.So he built the only projection studio in the country with three adjacentprojection walls. Architects, builders, and their clients walk a plan at 1:1 scale on a 2,300 square foot floor, stage furniture on it, wheel a chair up to a reception desk, and find out what the drawing set never told them. In this episode Jeff walks through the Children's Museum project that planned four people behind a grand entrance desk and could not fit two once it hit the floor at full size. The part most builders miss is what happens next. That desk fix touched the soffit above it, the cloud ceilings tied into that soffit, and electrical rough-ins already poured into concrete. Jeff's rule from 15 years on site: any change in construction moves at least four or five other scopes. He also breaks down the five or six door swing conflicts caught on a typical plan, against a 12-week lead time on a door right now.No Revit file. No 3D model. No new software to learn. The same PDFs and JPEGs already going to your clients and your subs, sent a day ahead. One hour on the floor replaces about a dozen design meetings where nobody decided anything.Design partners who run one session put it in their proposal for every job after that.OTHER JEFF METZGER RESOURCES 🔗- Book a full-scale walkthrough of your plans: https://www.projectivestudios.com- See what a session actually looks like: https://www.instagram.com/projectivestudios- Monthly open house and networking event: https://www.projectivestudios.com🎯 Get in Touch with Beyond the Bid- Instagram: @beyondthebid- LinkedIn: /in/grantfuellenbach- Website: https://www.beyondthebid.co- Email: grant@gofirstconsulting.comTIMESTAMPS00:00 Introduction00:45 What is Projective?01:45 Value and Risk Mitigation03:15 Real-World Use Cases08:40 Advanced Projection Setup12:25 The Booking Process15:15 White Glove Client Experience24:35 Live Demo and Walkthrough32:35 Closing and Future Events---The information in this episode is for general informational purposes only and does not constitute financial, legal, or professional construction advice. The Router Table Rule | How Ted Cut a 3 Hour Estimate to 45 Minutes05 Aug 202600:55:34

Find the margin leak in your business before your competition finds theirs: www.gofirstconsulting.comTed Sihpol got beat to his own number by a client with a laptop. He quoted a waterfront renovation at $1,100 a square foot. A week later that client sent him a 21-page report he'd built with AI, priced at $1,200 to $1,300, with three scenarios and a projected return on each. Ted's words: "I think I shorted myself 100 bucks a square foot."Ted runs Renaissance Partners out of Fairfield County, Connecticut. Four self-performing carpenters, 99% residential remodeling, almost every job within ten miles of his house. He's 58, he came out of Wall Street, and he says he got excited the day his second monitor fired up on the first try. He is not the guy you'd expect to be running AI estimating. Here's what most builders get wrong. They open a chat window and ask what a screened porch costs. Ted does the opposite. His model already knows his open-cell and closed-cell spray foam per square foot, what he charges to hang crown and run trim, that he works in Fairfield County, and the margin he wants, not the markup. So the output comes back as line items he pastes straight into BuilderTrend. An estimate that used to cost him three or four hours now takes an hour and a half. He's won two projects with it. On the last one, the proposal was viewed 30 minutes after he sent it and signed the next morning. He also rebuilt his entire subcontractor agreement in one sitting, merging an insurance carrier's version with the AIA master into a protected template that auto-fills the sub's name once. He sent it out over a weekend and got three signatures back, including from a title guy who'd been stonewalling him for months. And he's honest about the ceiling. He still runs his spray foam math longhand for 20 minutes and uses AI to check it, never the other way around. His framing: everybody can buy a router table. Buy the cheap one and you'll spend the rest of your life sanding chatter marks off raised panels. If you're pricing work in 2026 and assuming your clients aren't running the same tools, this is the episode that changes that assumption.OTHER TED SIHPOL RESOURCES 🔗- See the portfolio, including the 12,000 sq ft 1932 Georgian restoration: https://www.renaissancepartnersnc.com/- Follow the work and send Ted a DM: https://www.instagram.com/renaissancepartnersnc🎯 Get in Touch with Beyond the Bid- Instagram: @beyondthebid- LinkedIn: Grant Fuellenbach- Website: www.beyondthebid.co- Email: grant@gofirstconsulting.com🚀 Powered byGO First Consulting — www.gofirstconsulting.comTIMESTAMPS00:00 Introduction00:42 Business Overview01:31 Leveraging AI for Efficiency05:31 AI-Driven Pre-Construction12:31 Visualizing Client Projects16:49 Managing Subcontractor Agreements24:25 Client Relationships and Referrals35:18 Future of the Trades41:17 Closing ThoughtsDISCLAIMER: The content in this episode is for informational and educational purposes only and does not constitute financial, legal, or professional business advice. Turn Your Best PM's Expertise Into a Training System16 Jul 202600:57:56

Steal Precision's design-first Project Roadmap before your next bid: https://buildwithprecision.com/design-and-development/Kevin Peloso can't fake 25 years of field experience. So he built a system that extracts it. He co-founded Precision Design & Build out of a real estate career, lost $50K on his first $330K of revenue, and rebuilt the company around operators instead of optimism. Most $3M builders never measure the number this episode is built on: slippage. The benchmark says 5% is good and 2% is great; Precision found 13.7% leaking through small PM decisions while clients stayed happy and reviews stayed five-star. Kevin's fix is not a hiring spree. It's an extraction pipeline: a question map, a Plaud recorder on the table, Claude structuring the transcript into an SOP, and a biweekly course where his partner Vinny trains the whole PM bench. The same system widens their talent pool, cuts keyman risk, and feeds recruiting and client content in one motion. If your margin engine lives in one person's head, this episode is the succession plan.OTHER KEVIN PELOSO RESOURCES 🔗Follow the course build in public: https://www.instagram.com/kpelosoPrecision's projects and process: https://www.instagram.com/precisiondnbPrecision Design & Build: https://buildwithprecision.com🎯 Get in Touch with Beyond the BidInstagram: https://www.instagram.com/beyondthebidLinkedIn: https://www.linkedin.com/in/grantfuellenbach/Website: https://beyondthebid.coEmail: grant@gofirstconsulting.comTIMESTAMPS00:00 Introduction01:14 Industry Communities05:00 Company Origins07:31 Operational Transformation19:53 Tech Stack23:15 Knowledge Transfer34:37 Talent Development46:49 Scaling and Future54:26 ConclusionEnjoyed this one? Get Your Crew to Actually Use AI | Andrew Nuhfer, AKN Interiors29 Jun 202600:32:43

Steal the Crew AI Adoption Checklist (free, the exact moves from this episode): beyondthebid.co

Most builders adopt AI in a weekend. Their crew never touches it. Andrew Nuhfer cracked the part everyone gets wrong: getting a field-bred team of carpenters to actually run the tech.

Andrew built AKN Interiors into a 15-person Pittsburgh remodeling shop in four years, with no tech background. In this conversation he breaks down how he made software the standard instead of an optional good idea, how his 50-year-old director of construction went from typing with two fingers to doing everything the office staff can, and the Claude and JobTread "budget factory" that turns a recorded sales call into a budget in the customer's own words. Most $3M builders are still hand-entering data that AI could be writing for them. Andrew shows you what to fix first.

If your team ignores half the tools you pay for, this is the episode that fixes it.

Fix the Two Profit Leaks Your Software Can't (ft. Chad Eslinger, Eslinger Homes)26 Jun 202600:44:35

Builders lose $750+ for every day a job runs behind. Chad's client system that stops it → https://constructionflowpro.com/

Most builders think their next profit leak is in the field. It's not. Chad Eslinger built custom homes for nearly 30 years before he found the two leaks no software can reach, and they both start with the client.

Oregon's contractor board says 95% of complaints come from poor communication, not poor work. That gap is where margin dies: change orders nobody saw coming, schedules blown by one late selection, disputes that started as a simple misunderstanding. Chad's fix is contrarian. Instead of buying more software, he "upgrades the client" with an education system he hands over before pre-construction, roughly 98 minutes of video and a printed binder that turns a first-time homeowner into the experienced client every builder wishes they had. Here's what most $3M+ builders miss: he gives it away whether they sign or not, and it's won him nearly every competitive bid he wanted. We also get into giving each project its own AI "brain" the client can question before they panic.

If your systems are dialed and you're still leaking margin, this is the conversation your competitors hope you skip.

How to Use AI in Your Construction Business Without Losing Control" (ft. Eric, Heartwood Craft)25 Jun 202600:57:21

Find the margin leak draining your profit before AI buries it deeper. Take the GO First AI Diagnostic: www.gofirstconsulting.com

Most builders bolt AI onto a messy back end and wonder why the numbers never move. Eric, a one-man remodel shop out of Bozeman, did the opposite. He learned his own business cold, then built AI to run on his terms.

Eric spent years believing his craft was too custom to systematize. That belief kept him working for $4 an hour and calling it integrity. Once he looked at his numbers, he built a self-hosted estimating back end that pushes into JobTread, a quality gate he calls the Refinery so AI stops handing him slop, and a two-button clock-in screen for his crew. None of it replaced his tools. It made him a sharper operator who knows what good work looks like before he covers it up.

If you run a small shop, this is the conversation that separates builders who own their systems from the ones renting someone else's.

Trent Raines charges $30,000 before he'll bid your project, and it changed who walks through his door.Trent runs Collected Living Design, a $150K average remodeler in Kansas City that was booked six months out two weeks after launch. In this conversation he breaks down the 10% pre-construction agreement: clients pay 10% of the projected total for a real design, real selections, and a real number they own, and that fee sits on top of the build price instead of inside it. Most $3M builders are still doing it backwards, eating nights and weekends on free bids for people who were never going to sign. Trent's filter weeds out the tire-kickers and the 3-bid shoppers before they touch his calendar. He also gets into where AI earns its keep on estimating, catching the baseboard line you forgot instead of building the bid, plus the 100-page operations manual that finally let him hire.If you've ever stayed up until 1am building a free bid for a client who ghosted you, this is the episode you send to yourself.OTHER TRENT RAINES RESOURCES 🔗See the Collected Living Design portfolio: https://collectedlivingdesign.com/portfolioFollow the work on Instagram: @collectedlivingdesignStart a project in Kansas City: https://collectedlivingdesign.com🎯 Get in Touch with Beyond the BidInstagram: @beyondthebidLinkedIn: Beyond the BidWebsite: beyondthebid.coEmail: [hello@beyondthebid.co — verify]Timestamps (estimated, verify against final cut)00:00 Why "just staying in business" beats the beach-money fantasy01:30 Booked 6 months out, 2 weeks after launch04:00 Starting from design, skipping the buddy's-basement entry07:00 "You've known me 1 hour. How One Remodeler Built His Own AI Software to Run His Business12 Jun 202601:00:10

The person who finds termite damage on demo day should be the one building the software, not Silicon Valley. Nathan Spearing has been a builder since he was 13, restores historic homes, and got tired of paying for tools built without him. So he built his own.

In this episode he shows what happens when a working remodeler owns his entire back office. He coded a change order on the hood of his car while a client watched. He runs a branded client portal his customers like better than anything he ever bought. He keeps JobTread for the data but refuses to let it own him. Most builders are still renting software that does 80% of what they want and 0% of what makes them different. Nathan picked a different road, and his clients keep calling him the most organized builder they have ever hired.

This is the conversation every owner buried in admin needs to hear before their competitors do.

How Two Builders Rebuilt Their Entire Tech Stack Around AI (ft. McDevCo)10 Jun 202600:41:15

A drafter wanted a few thousand dollars and five weeks for a permit set. Ian McCormick did it in an hour with Claude. The permit was issued the next day.

That is one piece of a much bigger overhaul. Ian and Sarah McCormick run McDevCo, a two-person custom home company building $5 million homes in Telluride. Ian put $600MM of commercial work in place before this. In this episode they walk through ripping out their entire tech stack and rebuilding it around AI: BuilderTrend to Resio, Proton Mail to Google Workspace, Zoom gone, Claude running everything from IT migrations to permit drawings to coordinating five trades on a modular build.

If you have ever felt like you are not a "tech person," so do they. That is exactly what makes this one worth your time.

What you'll hear:

  • Why they ripped out the whole stack at once instead of one piece at a time
  • Switching from BuilderTrend to Resio, and what they were really optimizing for
  • The $3K, five-week permit done in one hour with Claude Design
  • The festival blog SEO play that targets out-of-area buyers
  • Hiring their first Super Manager, cradle to grave

Bring your toughest JobTread automation problem and Elliott, Peter, and Dominic will workshop it with you live: https://dax.toTwo builders just walked through the actual playbook that took them from $0 capital to 4 businesses each. No VC, no partners, no permission. Elliott Wittstruck and Peter Ranney of Data X are the counter-evidence most $3M builders think doesn't exist.Elliott went from a $3,000-a-month music teacher salary to 10 self-financed rental properties to 14 W-2 carpenters in 36 months. Peter went from a Clemson accounting degree to a 14-year design-build firm with 210+ home renovations through his nonprofit Sunshine on a Rainy Day. Together they built Data X, the AI platform that has 900 autonomous agents running for builders on JobTread in under 6 weeks. In this conversation they break down the adjacent stacking framework, the Gary Vaynerchuk-style giveaway play that built their following inside the JobTread Pros Facebook group, the specific AI agents saving builders 2+ hours a day on job costing, and why most builders use just 12% of the construction software they pay for. If you're stuck running every estimate, approving every change order, and watching margins fade while overhead climbs, this is the framework you've been told doesn't exist. This is the conversation that ends the "I need outside money to scale" excuse.OTHER ELLIOTT WITTSTRUCK AND PETER RANNEY RESOURCES 🔗- Try Data X free for 14 days: https://dax.to- Join Data X Friday Office Hours (free, weekly): https://datax.to- Elliott Wittstruck on LinkedIn: https://www.linkedin.com/in/elliottwittstruck/- Peter Ranney on LinkedIn: https://www.linkedin.com/in/peterranney/- Sunshine on a Rainy Day (Peter's nonprofit): https://sunshineonaranneyday.com/- Built With Love (Elliott's construction company): https://www.builtwithlovellc.com/- Randy Blair Wideman Design Build: https://www.ranneyblair.com/🎯 Get in Touch with Beyond the Bid- Instagram: @beyondthebid- LinkedIn: Beyond the Bid- Website: https://beyondthebid.co- Email: grant@gofirstconsulting.com🚀 Powered by- GO First Consulting: https://www.gofirstconsulting.com- JobTread: https://www.jobtread.com⚠️ Not financial, legal, or business advice. Scaling AI for Smarter Contracting | (ft. Edward Rivera of Ion Electrical)07 May 202600:44:40

Most trade contractors lose money two ways and never see either one.

The daily leak: every clocked-in labor hour sits in timesheets and never feeds back into the next bid. So we keep estimating on a gut feeling and missing by 12 to 30 percent per job.

The permanent leak: the 30-year veteran retires. Decades of margin-protecting knowledge walks out with him. No system. No backup.

Edward Rivera owns Ion Electrical in New Hampshire. He plugged both leaks with one system. Four years of his own historical labor hours, layered under 30,000+ NECA labor units, with Claude flagging every estimate against the truth. Same digital twin is capturing his 46-year energy efficiency expert before that knowledge walks out the door.

What Surviving 100 Years in Construction Actually Takes (ft. Christene Marie)29 Apr 202600:55:10

Get 21 Days of Free Vertical Alignments from Christene Marie (the morning practice she runs with Toyota execs and trades operators): https://verticalalignment.com

Most construction brands die with the founder. Christene Marie's family business just hit 100 years — and she brands Toyota and Amazon on the side.

In this episode, the 4th-generation Partner at Hoffman Painting & Finishing breaks down the brand and legacy systems she installs before any tool, campaign, or growth play touches the business. She walked into her family's 90-year-old painting company in 2017 — no website, no online presence, nothing — and rebuilt the brand from the ground up.

What she names as the real reason most construction brands die with their founder isn't marketing. It's not advertising. It's something almost no $5M builder will admit they're missing — and she breaks it down using the same framework she runs with Fortune 50 healthcare and Toyota.

If your name's on every contract and you've never asked what happens when you stop showing up — start here.

The Builder Who Killed His SaaS Stack and Built His Own (ft. Steve Young)28 Apr 202601:25:59

🎯 Find Your Margin Leak in 7 Minutes (Before Q3): www.gofirstconsulting.com

Steve Young paid a Fiverr developer $21K in 2022 to build him an AI proposal tool. Three years later he scrapped it and started writing his own stack in Claude Code—and his close rate climbed from 13% to 20%, with a forecasted 25% on $300K average projects.

Most $5M builders are stuck on SaaS that almost-fits. They pay $30K/year for software vendors who build for the average user, then patch the gaps with manual work. Steve scrapped the entire approach. He learned about Cursor at IBS, switched to Claude Code on a coach's recommendation, and spent 45 days building a Next.js operating system that does what no off-the-shelf tool does: pulls Plaud transcripts, parses scope by room, renders before/afters in Gemini Nano Banana, and auto-prices off the JobTread API by zip code.

Here's the part that should keep every remodeler up at night: Steve is 54. Hadn't written code in 25 years. If he's building it himself, your competition is too.

This episode is the playbook. Watch the demo, copy the principles, then go build.

The 5-Minute Rule Closing 40% More Roofing Deals In 202623 Apr 202600:43:12

🎯 GET MIKE'S FREE SPEED-TO-LEAD GUIDE (copy-paste SMS templates that book inspections in under 5 minutes — install before your competitors do): https://www.theroofingrevenuesystem.com/speed-to-lead-guide

Most builders close 1-2 out of every 10 leads they pay for. The other 8 die in the first hour while the owner is on a roof. Mike Christie has spent 15 years inside one niche — residential roofing — and he just walked us through the exact response system that flips that ratio.

In this conversation, Mike breaks down why this isn't a marketing problem (it's a response problem), the 5-minute trigger sequence that books inspections before competitors even see the lead, and the "Roof Guardian" $49-a-month membership play that took his last business from a typical 3-5x earnings sale to a 13-14x private equity buyout.

The math: roofers with documented systems sell to PE at 8-10x earnings. Shops without systems? Three to five.If you're stuck at $2M making owner's wage instead of profit — this is the conversation most builders won't watch until it's too late.

$1M Solo Stack | Zero Employees | Beyond the Bid21 Apr 202600:44:46

🎯 Find your margin leak in 7 minutes (before your competitors do): gofirstconsulting.com

Most builders hit $1M and hire a crew. Scott Worley is on track for it solo — six jobs a year, three over $130K, zero W2 employees on payroll. Here's the stack and the philosophy $5M competitors are quietly copying.

Scott runs Landsmith, a design-build landscape firm out of St. Louis. In this episode he breaks down the Three Altitudes framework — Atmosphere (philosophy), Attitudes (structure), Action (tools) — that keeps his operation running without headcount. You'll hear why he killed his pricing calculator and rewrote every services page as plain text to win AI search rankings. You'll see the exact filter he uses to decide what to automate, what to outsource, and what to hand-write by pen. And you'll learn why "breaking the bandwidth" matters more than saving minutes when you're running a solo $1M operation.

Most operators chase apps. Scott engineers philosophy into structure into tools — so when the apps change, the walls don't move. This is the framework every builder running $1M-$15M should copy before they hire to hide their chaos.

The AI Assistant for JobTread That Makes Your Company Worth More07 Apr 202600:53:51

Join the Builder's Edge Wait List — get early access before your market catches up: https://buildersedge.ai

Milan Vladeck has been on job sites his whole life. His dad was a custom home builder in San Diego. Milan grew up cutting rebar by hand, threading pipe with a wrench, doing everything the hard way. When he asked his dad why they didn't have the power tools other crews had, his dad said, "Well, I got you."

That stuck with him.

Today Milan manages multi-million-dollar luxury custom homes in Nashville — and he's also the guy who taught himself to code and built Nash, an AI agent that lives inside Slack and connects directly to JobTread. Nash isn't a chatbot. It's a company-wide system. It drafts emails from your selections spreadsheet. It auto-generates client newsletters every Thursday from daily logs and weather data. It builds change orders from voice commands in the field. It compares your schedule to what's actually happening on site and grades you every morning.

Here's what makes this different from every other AI-in-construction conversation: Nash doesn't belong to Milan. It belongs to the company. New hires sit down, type "What can you do?" and get onboarded. When Milan sells the business, Nash stays. The SOPs stay. The project memory stays. That's not a productivity hack — that's company valuation.

Milan also has a warning most builders aren't ready to hear. AI won't take your job. But the entrepreneur who's never touched a pipe — the one getting pushed out of knowledge work by AI — is coming to the trades. They'll have the marketing skills, the AI skills, and they'll poach your best guys. Competition is coming whether you're ready or not.

This is one of the most honest conversations about where AI in construction is actually headed — and what you need to do about it before your market figures it out.

Sean is feeding all of it — every plan set, cost code, sub bid, and timeline — into one AI model to make preconstruction his next competitive moat.

In this conversation, Sean breaks down his crawl-walk-run AI adoption roadmap, why preconstruction is where money is made and lost in residential construction, and how his team dedicates 2 hours every week to learning AI from the ground up. He also shares two IBS discoveries that changed how I think about AI on the job site — including an AI voice agent that calls the PM every morning to report which subs showed up and which didn't, using nothing but regular security cameras. This is one of the most tactical AI-in-construction conversations we've had on Beyond the Bid.

Stop Building Portfolios. Start Building Project Stories. (feat Joe Toscano | Service Stories)11 Mar 202600:55:34

Your crews take photos and write daily logs every day. That content just sits there. Joe Toscano built the system that turns it into leads automatically.Try Service Stories free for 30 days (90-day performance guarantee): https://www.servicestories.comMost contractor websites are glorified photo albums. Prospects scroll through for 8 seconds and bounce. Joe Toscano left a consulting career at Google, ran his family's auto shop from $3M to $11M as COO, and built the platform that turns your completed work orders into AI-optimized content automatically. This is the conversation most builders don't know they need to hear yet.Joe breaks down why photo galleries prove you did the work but don't close the deal. The full story, why the homeowner came to you, what your crew solved, and how it turned out, is what converts. Project story pages convert at nearly 6x the rate of standard contractor websites and keep visitors engaged 2x longer. But here's the bigger shift most $3M+ builders are missing: over 2.5 billion AI search queries happen every week. ChatGPT, Google AI Overviews, Claude, and Gemini are recommending contractors to homeowners right now. If your best project lives inside CompanyCam or JobTread and never makes it to your website, AI can't cite you. You're invisible to the fastest-growing discovery channel in existence. Joe walks through how to fix that, including a live demo where he goes from zero to a full week of published content in under 30 minutes. If your website is still just a photo gallery, this might be the most important conversation you watch this year. How a Hollywood Editor Built the Anti-Contractor Playbook (feat. Gil Vaisman)13 Feb 202600:32:31

Free ADU Site Consultation (No Commitment Required): https://www.goadu.com/contact-usGil Vaisman spent 10 years editing reality television in Hollywood before looking at the construction industry and seeing a broken narrative—homeowners terrified of surprise costs, contractors ghosting mid-project, an entire industry built on verbal approvals and "we'll figure it out."So he built Go ADU Construction as the "Anti-Contractor." A design-build firm in Los Angeles that eliminates change orders entirely, prices transparently from day one, and converts 70% of $300 consultations into signed contracts. His secret? A "non-committal dating process" that lets prospects take it one step at a time—no high-pressure closes, no commitment until both sides are ready. But Gil's edge goes beyond sales. He uses AI to model new business ideas in a single day—complete with financing, break-even analysis, and launch timelines—work that would've taken a month manually. His job, in his words, is to "get into trouble" and find new ways to grow. This is the anti-contractor playbook most builders have never seen.OTHER RESOURCES 🔗Schedule a Free ADU Consultation: https://www.goadu.com/contact-usGo ADU Website: https://www.goadu.comConnect with Gil on LinkedIn: [LinkedIn URL]Follow Gil on Instagram: [Instagram URL]🎯 Get in Touch with Beyond the BidInstagram: @beyondthebidWebsite: beyondthebid.co00:00 - Beyond the Bid Intro00:50 - Gil's Background & Goadu04:07 - Focus on ADUs06:12 - The Goadu Process10:15 - Estimates and Selections12:29 - Business Development13:40 - Diversification and New Brands16:20 - AI for Business Planning22:55 - Business Philosophy27:03 - Managing Business Ventures29:14 - Valuable Business Tools32:38 - Connect with Gil & Goadu

The "License Myth" (feat. Stefani Thatcher)12 Feb 202600:27:14

Stop bidding on unbuildable plans:https://www.dostudios.co/coworkingMost builders assume a "Licensed Architect" stamp guarantees a buildable set of plans. It doesn’t. In fact, relying on credentials over constructability is the #1 reason pre-con budgets blow up before you even break ground. In this episode, Stefani Thatcher (Founder of Domani Home Design) challenges the industry obsession with "The Stamp." She breaks down why the "Agile Design" approach is winning homeowners over and protecting builder margins. We discuss the "See, Learn, Do, Be" framework for mastering the trade and the specific identity shift you need to make to stop being a commodity drafter and become a Trusted Advisor. If you’re tired of value-engineering your profit away on "fantasy" blueprints, this conversation is the reality check your pre-con process needs. This will be the most honest conversation about design and constructability you hear in 2026.OTHER STEFANI THATCHER RESOURCES 🔗 • Domani Home Design: https://www.dostudios.co/• Square Foot Super Hero: https://www.dostudios.co/square-foot-superhero--264cc• Not a Licensed Architect Podcast: https://www.dostudios.co/not-a-licensed-architect• Instagram: @domanihomedesign🎯 Get in Touch with Beyond the Bid Instagram: https://www.instagram.com/beyondthebid.co/LinkedIn: https://www.linkedin.com/company/gofirst-consulting/Website: https://beyondthebid.co/00:00 - The Value of Practical Experience00:26 - Unlicensed Advantage00:34 - Traditional vs. Agile Design01:01 - Beyond the Bid Introduction04:08 - Stefani's Design Journey07:30 - Serving Homeowners' Needs11:03 - See, Learn, Do, Be Framework13:13 - Identity Transformation15:23 - The Trades Workforce Gap15:56 - Agile Approach Benefits17:40 - Discovery Call Questions19:50 - Local Expertise Matters22:05 - The Value-Added Professional25:03 - Key Advice for Professionals26:02 - Connect with Stefani26:36 - Mission Recap & Call to Action

From 12 Months to 30 Seconds — AI That Gets Permits Approved Faster (feat. Robbie Leer)05 Feb 202600:23:49

LA permits take 12 months on average. Every month waiting bleeds $3K-$8K in holding costs—and most builders have zero visibility into when approvals will actually land. Robbie Leer spent a decade in real estate tech (Airbnb, Cloud Kitchens) watching permits kill project timelines. So he built Turbo Permit: an AI platform that pre-checks your plans against local code requirements in 30 seconds and flags compliance issues before the city ever sees them.In this conversation, Robbie walks through a live demo of the AI PreCheck, explains how his clients are cutting permit timelines by 50%, and reveals how they're standing up new jurisdictions in 48 hours—anywhere in the country. We also dig into the task management system that keeps project teams aligned across 13+ city departments, and where Robbie sees permits heading (hint: real-time approvals aren't as far off as you think). If permits are the black box bottleneck killing your project velocity, this is the most valuable 20 minutes you'll spend this week.🔗 ROBBIE LEER & TURBO PERMIT RESOURCES* Book a Demo: https://scheduler.zoom.us/robbie-leer* Turbo Permit Website: https://www.turbopermit.co/* Robbie on LinkedIn: https://www.linkedin.com/in/robbieleer/* Turbo Permit on LinkedIn: https://www.linkedin.com/company/turbopermit* Email Robbie: robbie@turbopermit.co🏗️ FIND TURBO PERMIT AT IBS 2025* Startup Zone Kiosk: Booth W5653 (Tuesday–Thursday)* Startup Pitch Competition: Wednesday 10/19, 3-4 PM in Room W232🎯 GET IN TOUCH WITH BEYOND THE BID* Instagram: @beyondthebid* LinkedIn: /company/beyondthebid* Website: www.beyondthebid.co* Email: grant@gofirstconsulting.com⏱️ TIMESTAMPS[00:00] Intro — The 12-month permit problem[01:15] Robbie's background: Airbnb → CloudKitchens → TurboPermit[02:15] Why permits are a "black box" that bleeds revenue[03:45] The LA housing crisis and why permitting matters[05:30] How builders are responding to TurboPermit[06:15] The 3 core benefits: 50% faster approvals, seamless collaboration, homeowner trust[08:45] LIVE DEMO: AI PreCheck in action[10:30] How the system reads plans and flags compliance issues[11:30] Eliminating correction letter surprises[13:20] Task management across 13+ city departments[15:45] Standing up new jurisdictions in 48 hours[17:00] Find TurboPermit at IBS 2025[17:30] The future: real-time permit approvals[18:15] How to connect with Robbie👍 Like this video if you found the content helpful!💬 Comment below: What's the longest you've waited on a permit?🔔 Subscribe to Beyond the Bid for weekly systems breakdowns that help you build a construction business that doesn't need you on every jobsite!📤 Share this with a builder stuck waiting on permits right now.

You just took your best revenue generator ($45/hr) and turned them into a massive overhead expense. It’s called the "Best Guy Paradox," and it’s why most $3M-$15M builders are bleeding margin in the field.

In this episode, Traci Austin (Elevated Talent Consulting) reveals why promoting your top craftsperson to foreman without a system creates a leadership vacuum that destroys production. She breaks down the "Delegation Litmus Test"—the single question that proves if your crew knows what winning looks like—and shares the exact 6-step "Tough Talk" script to fix behavior issues before they become firing offenses.

Most builders think they have a "toxic" culture. Traci proves you just have a clarity problem.

This is the conversation that stops you from losing your best people to your competitors.

How to Systematize Jobsite Culture (feat. Estie Briggs, MSOD)30 Jan 202600:39:48

In construction, we hire for hard skills—can they read plans? Can they run a crew? But we fire for behavior. The yelling matches, the silence during change order negotiations, the "panic parties" when a schedule slips... builders often dismiss this as "just personality." But in reality, it is an expensive operational leak that costs you $150,000+ every time a key Project Manager walks off the job. This week, Estie Briggs (Founder of Briggs Performance Consulting) proves that "soft skills" are actually hard systems. She breaks down exactly how to move your crew from reactive drama to proactive problem-solving, ensuring your leaders can handle pressure without calling you to referee every dispute. In this episode, Grant and Estie Briggs talk about: ✦ The "150% Turnover Tax": Why replacing a Foreman costs double their salary (and how to stop the bleeding). ✦ The "Stoplight Protocol": A simple daily system to spot crew burnout before they quit. ✦ Escaping the "Panic Party": How to train leaders to Reality Test a crisis instead of reacting emotionally. ✦ AI-Powered Coaching: Using tools like NotebookLM to turn "feelings" into a hard operational roadmap. ✦ The "Pincer" Strategy: Getting field crews and office leadership to buy into new culture systems simultaneously.EP24: Systematize Your Crew's Emotional Intelligence | A conversation with Estie Briggs @beyondthebidWork with Estie (to win with EQ): https://calendly.com/estiebriggs/discovery-callOTHER EQ RESOURCES 🔗• Follow Estie on LinkedIn: / @estiebriggs• Follow Estie on Instagram: /@agilegardener. • Get Esties' free guide on how to conquer Imposter Syndrome: https://sales.estiebriggs.com/conquering-imposter-syndrome/• Join the PMCA Cohort: https://www.unitedcontractors.org/event/2026-project-management-career-advancement-pmca-virtual• Book Recommendation: 📘 Fierce Conversations by Susan Scott📬 Get in Touch with Beyond the BidInstagram: / beyondthebid.co Instagram: / grantfuellenbach LinkedIn: / grantfuellenbachWebsite: https://beyondthebid.co/Email: info@beyondthebid.co00:00 - EQ is Not a Soft Skill00:34 - Introducing Estie Briggs02:00 - What is Emotional Intelligence?05:04 - Psychological Safety & Self-Awareness07:08 - The Mood Meter & Affective Labeling10:27 - 360s and EQ Assessments15:47 - The EQ Assessment Process21:38 - Understanding Your EQ Report29:14 - AI and EQ Integration31:30 - EQ in Construction & Beyond34:14 - Connect with Estie Briggs35:44 - Systems Scale Your Success

The "Speed-to-Lead" Hiring System (feat. Paul Sanneman - Contractor Staffing Source)28 Jan 202600:28:48

You’d never let a $500k remodeling lead sit in your inbox for 4 days. So why do you do it to your Project Managers?

Most builders treat hiring like a "project"—they wait until they are drowning in work, post a panic ad, and then complain about the "labor shortage" when they can't find a unicorn in 48 hours. The truth? The talent is out there, but your speed is killing you.

In this episode, Grant sits down with Paul Sanneman, founder of Contractor Staffing Source, to dismantle the "We Can't Find Good Guys" myth. Paul treats recruitment exactly like high-ticket sales: if you don't respond to an applicant in minutes, they are gone. We break down the exact automation stack you need to filter 500+ applicants, the math behind "Always Be Recruiting," and how to stop bleeding revenue because of empty seats in your org chart.

In this episode, Grant and Paul from Contractor Staffing Source talk about:✦ The "Speed-to-Lead" Protocol: Why responding to applicants in under 10 minutes increases your hiring success rate by 400%.✦ The "Project" Fallacy: Why treating hiring like a reactive emergency (instead of a fixed system) guarantees you will always be understaffed.✦ Automated Gatekeepers: How to use simple AI tools to screen 1,000 resumes and filter for the top 1% without wasting your office manager’s time.✦ The Cost of Vacancy: Calculating exactly how much revenue you lose every day a Project Manager seat sits empty (it’s more than the recruiting fee).✦ Escaping the 20% Fee: Moving away from expensive headhunters and building an internal "Talent Factory."

End Feast or Famine: The Neutron Bomb Sales Method for Builders09 Sep 202500:51:01

→ FREE RESOURCE: Get 21+ episodes of Tim's no-fluff sales training at the Sales Lab Live YouTube Channel!

In this episode, I sit down with Tim Barry, a Sandler Sales Trainer and former construction business owner who has scaled and sold six businesses. After analyzing the sales process of over 312 builders, I can tell you that the patterns Tim identifies are universal. He pulls back the curtain on why the traditional "show up and throw up" sales pitch fails and how to replace it with a systematic, trust-based approach he calls the "Neutron Bomb" method.

This isn't just theory. Tim's perspective is forged from standing in the foyer, navigating the same challenges you face, and building multi-million dollar construction businesses from the ground up.

In This Episode, You Will Learn:

  • How to diffuse the "stranger in the house" tension in the first five minutes to build immediate trust.
  • The "Smoking Meats Analogy": A powerful mental model for scaling your business without sacrificing quality
  • Why you must transition from a player-coach to an "Orchestra Conductor" to break through revenue ceilings.
  • How to have tough conversations, own mistakes with integrity, and turn problems into your biggest trust-builders.'

This episode provides the exact mindset and framework to stop competing on price and start winning on value.

Problems Addressed & Solutions:

  • (Master Topic: Strategic Sales & Marketing) [00:17:40] - PROBLEM: Lack of Initial Trust. Homeowners are immediately on the defensive, viewing you as just another contractor who might burn them. SOLUTION: Acknowledge the awkwardness of the "stranger in the house" dynamic and shift the focus from your company to their vision immediately. IMPLEMENT: Use Tim's script: "Assume I'm great and my products are great. Let's talk about what YOU want to accomplish."
  • (Master Topic: Strategic Sales & Marketing)[00:25:10] - PROBLEM: Inefficient Scaling. You can't just hire more crews and expect quality to remain high; scaling improperly leads to burnout and bad reviews. SOLUTION: Use the "Smoking Meats Analogy" to add capacity (new logs) at the right time to maintain a consistent operational tempo without spikes or dips in quality. IMPLEMENT: Before hiring, document the core processes the new hire will run. You can't delegate what isn't documented.
  • (Master Topic: Team Building & Systems for Scale)[00:33:05] - PROBLEM: Owner as Bottleneck. Your phone rings off the hook because every decision, big or small, has to go through you. SOLUTION: Transition from player-coach to the "Orchestra Conductor." Your job is to train the team on the standard of excellence and then empower them to perform. IMPLEMENT: Identify one recurring task you do daily and create a simple, 3-step SOP to delegate it this week. This connects directly to our Delegation Framework in the Academy.

Conquer Overhead Creep: Boost Construction Profits04 Jul 202500:15:22

The most expensive phrase in your business? "We've always done it that way."

Your Business is Leaking Profit

  • The Problem: As you grow, complexity increases, and so do hidden costs. This "Overhead Creep" eats your margins from the inside out.

  • Leak #1: SaaS Sprawl; You're paying for multiple software tools that do the same thing, forgotten "free trials" that are now charging you monthly, and licenses for team members who don't even use them.

  • Leak #2: Process Friction; Your team is wasting dozens of hours a week on outdated, manual tasks because "that's how it's always been done." That's a direct hit to your payroll and productivity.

  • Leak #3: Turnover Tax; When good employees get frustrated by chaotic processes, they leave. The cost to hire and train their replacement is a massive, hidden overhead expense.

Controlling overhead isn't about being cheap; it's about being strategic. It’s about freeing up cash to invest in real growth.

Stop Gambling on Project Success08 May 202500:10:33

For Builders, Moving Beyond a Simple Checklist to a Strategic Pre-Construction Framework Isn't Just Smart – It's Essential for Survival and Growth.

TLDL; (Too Long; Didn't Listen)

  • Stop Firefighting, Start Strategizing: Your Pre-Construction Playbook is more than paperwork; it's a dynamic strategic framework that sets every project up for success by defining objectives, budgets, and quality standards before you break ground.
  • The ROI is Real: Investing in thorough pre-construction (around 2.5% of Total Project Cost) delivers an average 10% cost reduction, 7% schedule shortening, and can mean the difference between a 23% profit margin and a -3% loss.
  • It’s All Connected: Your project’s scope, budget, schedule, and risk management are deeply intertwined. Get one wrong, especially the initial client needs assessment, and the whole project can unravel.

In this episode of Beyond the Bid, we're ripping up the old playbook on bidding and showing you how to transform your sales proposals from simple cost sheets into your most powerful client-winning tool.

Forget the race to the bottom – we're talking about commanding higher prices by selling value.

Here’s what we’re digging into:

  • Communicating Like a Pro: Learn actionable techniques to articulate your unique strengths, quantify intangible benefits, and frame your investment so effectively that price becomes a secondary concern.
  • Preempting Price Objections: Discover how a value-centric proposal inherently tackles the "too expensive" conversation before it even starts.
