A few years ago, Harvard Business School and Accenture went looking for the people employers keep saying they can't find, and counted more than 27 million of them in the US alone. Close to nine in ten employers admitted their own screening was throwing out qualified candidates before anyone looked at them.

In this episode I get into where those filters live in a mid-sized organization, even if you've never bought an applicant tracking system: the screener questions, the "degree required" line nobody remembers adding, the hiring manager who skips anyone with a gap, and the AI tool someone uses to sort résumés. I also talk about who ends up filtered out, and what it costs you when you're already short-staffed.

Then I walk through what you can do this month: read your last three job postings as a stranger, review every screener question and knockout rule, talk to your hiring managers about how they treat gaps, and find out who owns any AI tool that touches your applications.

A Canadian distributor with 150 people loses its controller of eleven years, can't fill the seat, and buys an AI tool that promises to cover a big chunk of the work. Nobody's being careless. But the tool works differently from the AI most of us know, and that changes what you need to ask before you sign.

In this episode I look at why an AI accounting company built a feature that shows a person every decision the AI made, and why it took a rule to create the demand for it. Agent tools don't hand you a draft to check. They carry out a string of actions over hours or days, and by the time anyone looks, the work is done. So the real question is whether you can reconstruct what happened and why. With Robert Half reporting that 68% of Canadian finance and accounting managers are struggling to hire and keep people, these tools are being sold right where the pressure is highest.

I finish with three questions to bring into any vendor demo: can my team explain a single decision six months from now, what happens to our data, and who on our side owns what this tool produces.

Unmanaged AI Is the Risk01 Oct 202600:08:14

A manager asks the company's AI assistant for a salary range and gets real numbers, pulled from executive HR files she was never supposed to see. Nobody hacked anything and nobody broke a rule on purpose. The tool reached what it was allowed to reach, and that's a governance failure happening in organizations right now.

In this episode I walk through why it happens and what it can cost you, from SHRM's research on how few organizations have an AI policy that holds up, to US cases like Workday and Muldrow v. City of St. Louis that show where employer liability is heading. I also get into why mid-sized organizations are especially exposed, and why HR keeps getting left out of the AI conversation.

Then I share the four steps I use with mid-sized organizations to get ahead of it: scan what's running, review your policies, put a plain reality report in front of leadership, and build a plan ranked by risk.

When AI Goes Wrong, HR Gets the Bill01 Oct 202600:07:33

Most organizations start AI governance with legal and IT. HR gets called in at the end, when there's a policy to sign or a training module to assign. That's backwards, and in this episode I explain why.

I dig into the IAPP's Organizational Digital Governance Report 2025, which surveyed more than 600 governance professionals across 45 countries. One in three organizations still govern function by function, and 62% had a security incident or data breach in the past year. The biggest risks the report names (unclear ownership, siloed structures and low awareness of policy) are people problems before they're policy problems. Yet HR barely shows up in the report's picture of who governs.

We also get into why the most mature organizations treat governance as a growth advantage, why so many senior leaders don't see how governance connects to growth, and a quick check you can run on your own organization: does HR have a seat at the design table, and is AI accountability written into job descriptions and performance reviews?

Most of the advice out there is written for companies with ten thousand employees or five-person startups. Clarity in the Middle is for everyone in between.

I'm Theresa Lynn, President & Founder of Clarity at Work Ltd. I spent 17 years in leadership at one of Canada's largest companies, sitting across from town councils in heated exchanges, running teams across multiple geographies and leading large transformational change. Now I work with organizations across Western Canada on their HR strategy and how they govern AI.
